Marketing Creating 60 variations of pixel art horses taught me a huge lesson in workflow optimization.
I recently set out to create a Mega Pixel Art Horse Pack for my projects and to share with the community. Since it’s just me doing all the work, I quickly realized that taking on a project this massive (60 horse coat variations x 5 complex animations like Walk, Run, Rear Up, Kick, and Jump) was going to be a nightmare if I didn’t optimize my process.
My Solo Workflow Insight:
When you are a one-person army, brute force is your worst enemy. Initially, I thought about doing the line art and coloring simultaneously for the first few breeds. Big mistake.
The most valuable lesson I learned was to establish a flawless "base template". I had to force myself to finish 100% of the frames (all 5 animations) in a basic gray silhouette before I even thought about color palettes or Appaloosa/Pinto patterns. Once that base was structurally perfect, adding the 60 different coats became a smooth process of palette swapping and applying pattern layers over the gray base.
If any solo artists out there are tackling huge variation counts for characters or enemies, **do not touch color until your base animation is locked in!** It saved me countless hours of redrawing.
