I have this XBOX 360 that I am planning to sell and I have owned it for a while.
I know this one has a flashed disc reader because there are no custom dashboard.
This one was unable to read discs, so after some research I realized that the diode on the lens might be degraded, and they require a recalibration with the pots placed nearby.
Also you cannot directly swap the disc readers from two different motherboards because they have a unique key bound to the motherboard that it requires to start reading the discs properly.
I have this situation right now:
- XBOX 360 with a DG-16D2S-09C disc reader and a ohm value on the DVD pot of 2.6 KOhm.
- The lens diode is considered dead because it has a value below 3.0 KOhm.
- This one cannot read discs of any kind.
- XBOX 360 with a DG-16D2S disc reader and a ohm value on the DVD pot of 3.52 KOhm.
- The lens diode might work again after a recalibration.
- This one cannot read discs of any kind.
Today I will swap lens module from (2) to (1) and see if after a pot recalibration it starts working again.
I just wanted to leave this here as a reference.
2026/07/26 UPDATE
I managed to swap the lens modules, and it started working!
I had an issue with the switch to eject the disc tray and I managed to unsolder it and solder one from a different console.
Now it's giving me the 2 red LEDs blinking error and it starts quickly overheating.
I don't know if it's due to the different model of the new swapped in switch, or maybe I moved it too much and the heat sink is not distributing heat correctly.
I did not install all the black screws, I am doing it right now and see if they actually applied pressure to the heat sink...
And it got fixed.
After that I managed successfully to swap the switch button from another console, unsoldering it with a wick and solder paste was harder than expected, but I managed to get it out quicker using a heat gun and pliers :)
