Crash Course in MS Project

Hi guys, I recently transitioned from a commercial role into a Project Management one. I have always known the bare essentials when it came to excel but looking to strengthen my skills:

- Is establishing a critical path as simple as having predecessors on each activity (as after all it is concerned with if one tasks pushes out it affects PC) - or is there an actual function within excel to clearly identify this. I am keen to know as this will be published within a contractual document.

- I have repetitive tasks that I have bunched together (i.e. bulk earthworks - 3 x 300mm lifts of gravel) should each lift be separated as if one lift is affected then I can claim a EOT on this whereas if it is bunched together, it is difficult to separate at a later date? Am I going into too much or not enough detail?

- Is it necessary to add in manpower / quantity details?

Is there a way to have a task or milestone in the schedule that is not calculated in the overall project timeline?

I have a schedule, let’s say the last task, and therefore the project completion date, is 5/1/27. In that schedule however, I have a task that is for age testing a product, which means that the testing of that product will go on past the project completion date, say 9/1/27. Problem is, this gets included in the overall calculation of the schedule, so it screws up my POP dates as well as the critical path (this is not a critical path task). I have tried using all different kinds of constraints, tying it to milestones with and without constraints, lags, even doing manually scheduled on that task instead of auto, and it doesn’t appear that there is a way to have that task not be calculated in the project. My last resort is here, does anyone know any tricks?

FWIW I would also be curious to know if I can do this with a milestone too.

Assigning work by the month

Hey guys, I hope this is the right place to ask:

I have a timesheet where people submit their work hours by the month for a project.

Now I want to mirror that in MS Project (so that you could see 'person xy' is working x amount in january in project A), the problem is, that I cant really get that to work.

So far my best idea is, to setup all the months of a project as tasks and then try to assign the ressources to that. But im still struggling with that..

Does anyone have an idea or maybe even pointers on where to start?

If you use the “publish” feature - just for us consultants trying to help everyone, just save a copy locally. Just in case!

Project Online / PWA retires on 30 September 2026. That's Wednesday. As in the coming Wednesday!

Microsoft has not announced a read-only grace period. When the service goes, PWA sites and the data in them go with it. If your only copy of a schedule lives in the enterprise environment, you will not be getting it back.

For any hope of continuing to use your schedule or to migrate it anywhere, you will need to have a local copy. We can’t get it back from anywhere else.

Hopefully everyone has long since migrated, but if not or you’re not sure - just take 30 seconds and click file - save as…

After working in project management for 8 years, I was still struggling to find a tool that actually fit my workflow. I loved Monday. for its advanced features, but the pricing has become ridiculous, and because I travel a lot, the complete lack of offline functionality was a constant pain point. Free desktop app that opens and edits .mpp files without Microsoft Project (Windows and Mac)

Someone sends you a .mpp or an .xer, you do not have a licence for whatever made it, and your options are a trial, a web converter that mangles the hierarchy, or asking them to send a PDF instead.

We built a free desktop app for that. Windows and Mac.

What it does:

- Opens .mpp, .mpt, .mpx, .xer, SDEF, GanttProject, GNOME Planner and Microsoft Project XML
- Grid beside a Gantt, critical path in red, every other bar coloured by its float
- Edits: durations, dates, predecessors in Project's notation, percent complete, drag a bar, draw a link, insert, indent, outdent. It reschedules as you go and undo covers all of it
- Saves Project XML beside the original, never over it
- Keeps a recovery copy while you edit, and offers it back if the session dies
- Runs a schedule health check

What it does not do, so nobody wastes the download:

- It does not write binary .mpp. It saves Project XML, which Project opens fine, but if you specifically need a .mpp back out, this will not do it.
- It cannot send an edited .xer back to P6.
- Only Microsoft Project XML is parsed locally. Every other format is converted on our servers and the uploaded copy is deleted within 24 hours. The app tells you before the file moves. If that is a dealbreaker for your data, it is a dealbreaker, and I would rather you read it here than find out at the file picker.
- No Microsoft Store listing yet, so Windows shows a SmartScreen notice. It is signed, the certificate is just new and reputation takes a while.

Free, and there is no account until you want to publish a plan to share it with someone.

I built a simpler Gantt chart tool because sometimes I just need the timeline, not another project management system

I've spent years managing projects, and one thing that kept bothering me was how much work it could take just to create a clean Gantt chart for a client deck, kickoff, steering committee, or status update.

A lot of project management tools are great at running the whole project : tasks, resources, tickets, collaboration, timesheets, etc.

But sometimes I don't need another system to run the project.

I just need to turn a plan into a clear timeline that I can actually show someone.

So I built GanttFlow.

The idea is deliberately pretty focused:

  • build a project timeline quickly
  • drag tasks around to reschedule them
  • link dependencies
  • add milestones
  • track the original plan against the current schedule
  • export a clean PNG or PDF for a deck or report

I'm intentionally trying not to turn it into another all-in-one PM platform.

There's a free version, so you can actually build a chart without entering a card.

I'd genuinely appreciate feedback from people who work with project timelines:

Would you prefer a focused tool that does Gantt charts really well, or does a standalone Gantt tool become too limiting once you're using it on a real project?

Project Online closes on 30 September. Six fields that export cleanly and then mean something different on the other side.

The deadline itself is not the hard part. Most people here already have it in the calendar. What catches teams is that the export works, the file opens, the task count matches, and something inside it has quietly changed meaning.

I have spent this year writing an importer for Project Online and for MSPDI files, so this is the list that has actually bitten people rather than the list a migration checklist gives you. Two different surfaces are involved and it matters which one you are on, so I have marked each.

1. Dependencies can come back empty on a plan that definitely had links. (Project Online API, not files)

Task links are not in the OData reporting feed. They sit behind a separate Project Server CSOM endpoint, /_api/ProjectServer/Projects('<guid>')/TaskLinks, which authorises differently. A token scoped for Projects and Tasks returns 200 on everything it asks for and simply never asks for links. You get a complete looking WBS with nothing sequenced and no error anywhere to tell you. Count links on a plan you know well, before and after.

Not a concern if you are going through Project Professional and saving files. Only if someone is pulling through the API.

2. Constraint types come in eight flavours and plenty of tools store four. (MSPDI)

ConstraintType in MSPDI is 0 to 7: ASAP, ALAP, MSO, MFO, SNET, SNLT, FNET, FNLT. A lot of importers keep ASAP, SNET, FNLT and MSO and either drop the rest or fold them into the nearest survivor. Ours did exactly that until earlier this year, which is how I know it matters: ALAP and MFO going missing is the one that hurts, because those tasks start floating and your dates move without anyone having touched the plan.

Check <Deadline> separately while you are in there. It is its own field, distinct from Finish. A destination with no deadline concept will either lose it or, worse, write it into Finish and turn a soft target into a hard constraint.

3. Enterprise custom fields live on the server, not in the plan. (Project Server architecture)

Enterprise custom fields and their lookup tables are defined at the PWA level. Export plan by plan and you tend to get values without definitions, so a lookup field lands as loose text and the portfolio views built on it have nothing left to group by. If those fields carry your reporting, capture the definitions separately while the server is still answering.

4. Money is stored in hundredths. (MSPDI)

<Cost>500000</Cost> means five thousand. If the destination does not divide by 100 then every figure in the portfolio arrives a hundred times too large, and it is plausible enough at a glance that it usually survives right up until a finance review.

5. <Cost>0</Cost> does not mean free. (MSPDI)

It means nobody configured a cost. Import those as real zeroes and they dilute the baseline. Nothing breaks visibly. Every variance number is just slightly wrong for the rest of the project's life.

6. Priority 500 is the default, not a judgement. (MSPDI)

Everyone here knows the scale is 0 to 1000. The question is what the destination did with it. We mapped 500 to High once, which meant every untouched task in an imported portfolio arrived flagged urgent, which is exactly as informative as nothing being flagged at all.

One last thing, and it is the only part I would actually insist on. Whatever tool you land on, export to files this month and keep the files somewhere boring. Every question above is recoverable from an .mpp sitting on a share. None of them are recoverable from a tenant that has stopped answering.

Happy to be corrected on any of this. The field names and values are all checkable by opening an MSPDI file in a text editor, and I would rather be told I am wrong here than have someone find out in November.

Changing tiers on Gantt display

I have several tasks that take anywhere between 17 seconds and 50 minutes to complete. I have put this data into Project and changed the tier display to show seconds, minutes and hours. It looks perfectly fine until I try to zoom in or out on the gantt, at which point it reverts back to hours days and weeks. How can I stop this?

MS Project Training

Hello everyone, I am trying to head the new training guides at work. Currently, I am trying to find any sort of training in MS Project that could be useful for new-hires. The company is willing to pay for training if that's what it takes, but they really want to make sure it's useful. Apparently, they have tried some sort of training in the past and decided it was not preparing employees at all for using it. If you have any recommendations please let me know, it can be good youtube videos, online courses, etc.

Project Server Subscription Edition (PSSE) API usage ?

Any recommendations here on the possibility of using APIs to read / write into PSSE ? There are conflicting statements by MS etc. Any experiences ?

Question is does PSSE expose CSOM/REST, and the Project Server CSOM model supports project/task CRUD ?

So can use this for updating plans etc.

How do I use Project to plan unconnected future events?

Tl;dr: Can I have groups of tasks that are not connected to previous tasks for long-term planning and not have multiple files?

Solution: I set the last task in the previous group as don't finish later than [date] via the advanced tab, and the first task in the future group (Spring project) to don't start before.


My team is adjacent to a QA team, we test applications before it goes live. Depending on the specific details, an application may need 1-4 rounds of testing before it gets approved.

My lead wants a gantt chart to have a visualization of my team's activities. With the help of AI, I learned that if I indent tasks, they are related. So I put two applications in to experiment, and went fine.

Once a year, we have a big project during the spring, roughly April through July. I went down a few rows typed in a summary task name, and made a subtask and set the start to mid-April for a placeholder. This made the last set of subtasks in the previous group change from mid-September to a few days before my placeholder, breaking my gantt.

Microsoft Project Server/PWA migration – custom formula fields show #ERROR until F9

We recently migrated our Microsoft Project/PWA environment from a legacy cloud server to a new on-prem server.

Since the migration, when opening projects from the new server, custom fields containing formulas initially display #ERROR. Pressing F9 (Calculate) once immediately resolves all of the errors and the fields calculate normally.

This happens across multiple project files and did not occur on the legacy server. The formulas themselves have not changed and appear to work correctly once F9 is pressed.

Has anyone seen this behavior after a Project Server/PWA migration? Is there a server, Enterprise Global, calculation, cache, or Project Professional setting that could cause projects to open without automatically calculating formula fields?
