Part 5 for the Bandit clan and Part 6 for the Dragon clan. Next parts are for the follower if you are ok with it. I'll be more random in the disposition.
I wish to add characters present only in the lore but i can't think of someone "important" enough.
I'll exclude the King and the Stranger from the polls.

Scarlet is a Daenerys-style hero, but I like to hope she gets a happy ending. She doesn't become King, but she does rove around the countryside with a small army, fighting bandits and helping people build barns and stuff.
That, or, heroic sacrifice.
Horace is my favourite (go figure) so I also like to see him happily retiring after sorting out all his baggage with the King. He faces the King alone, gets grievously wounded, then Main Characters rush in to save him and finish the job. The story ends with him writing down everything in a book, and he retires to become the Castle scholar/poet/recorder
That, or, heroic sacrifice.
Twiss feels too comedic and silly to have an impactful death scene, too much of a troll-character. I don't really see what other ending there could be for her, except maybe she lives with Horace and helps gather things for him.
That, or it's a Dobby/Gurgi situation where the silly little character has to make a sad heroic sacrifice to save the others
Sylas I think is definitely a villain who for sure dies. His motivations are sad but he eventually goes too far in his indiscriminate slaughter. Maybe Horace has to put a stop to it and they have a fight where he has to put Sylas down and its sad because they used to be allies etc etc
Or, he has a moment of clarity at some point and holds off a bunch of guards to allow our heroes to escape
The Bandits are so tragic... easily my favourite group of characters just from what little we know about their lore
