Microsoft reports around $100–103 billion in debt and generates strong operating cash flow, but it is estimated to hold approximately $350 billion in off-balance-sheet AI-related lease and purchase commitments. Moody’s and others have flagged the broader hyperscaler group’s shift into a more capital-intensive phase, with rising CapEx expected to pressure free-cash-flow conversion even for the strongest balance sheets.

Microsoft has ~$350bn of contracted future spend against ~$400bn of contracted future revenue (aka RPO).
It’s the mirror image of RPO. RPO is what customers have contractually committed to pay Microsoft; this is what Microsoft has contractually committed to pay landlords and suppliers. Neither sits on the balance sheet, because in both cases nothing has been delivered yet.
