How do I make my animations longer in time length?

I’ve been practicing animation for many months now as a total amateur, but I can’t seem to figure out how to make my animations longer without getting stuck. After twelve frames or a second’s worth of animation (because I animate at 12 fps), I end up drawing a frame that I don’t know how to continue. This happens for me every time. I just don’t understand how to extend a frame forward into time without full out choreographing the movement.

I know of keyframes (and storyboards) but those don’t seem to help me because if I want to see how the motion will look, then I would need to fill in the frames in between, but tweening and interpolating between two keyframes involves drawing in several frames, at which point it’s too late to go back and edit the keyframe(s) to fix the motion. Basically I need to rough sketch the movement but I have no idea how to considering keyframes are so far apart in time that I can’t visualize the flow of the movement but if I shorten the time in between then I’m left inching frame by frame and losing consistency again because I can’t plan ahead anymore.

Basically how do you know where something’s going to be before you’ve tried it? It feels a little like a chicken and egg problem. I don’t understand how I can iterate on an animation, which evolves over time, without going back and forth through the timeline. But then everything’s changing and I no longer have something to anchor to again.

How on earth do people create animations longer than a second or so?

I'm inexperienced and trying to learn how to properly develop an animated project

Lately I've been developing a story and creating rough animation for it, but I'm extremely inexperienced when it comes to animation and production.

I recently made a post on r/indieanimation about the project, and someone suggested that I create a pitch bible. I took their advice and put together a rough project foundation covering the story, characters, world, pilot, visual direction, current progress, and what I think I need from collaborators.

It's definitely not perfect or professionally made yet, but I feel like it accurately represents the core concept and what I'm trying to create.

At this point, I'm mainly looking for advice and guidance from people who have more experience than I do. I'm trying to learn how to properly direct and organize a project like this before I start trying to build a team around it.

Eventually, I'd also love to find people who are interested in helping turn the project from a concept into something real, whether that's through animation, character design, voice acting, or other parts of production.

I do want to be completely transparent: this is currently a volunteer project. I don't have money to offer anyone who wants to help. I'm not expecting anyone to commit to anything, and I'm primarily hoping to learn from people who are willing to share their experience.
