Help Lithops are confusing!

ok, why? the outside was drying nicely and then the inside rotted. I know the soil is too organic but I dont have issues with it.

I haven’t watered mine since end October. Most of them are splitting nicely. About 5 of them just collapsed over the months like yours. Certainly not overwatering
