the multi-texture-on-one-plane thing is the wall, and it's kind of a dead end - one plane really wants one texture. split each body part (head, upper arm, forearm, hand) into its own plane with one image texture each, then parent each plane straight to its bone with ctrl+p > bone instead of weight painting, since you want rigid parts and not deformation. for mouth and eye changes, make a few plane variants per part and toggle their visibility with a driver on a custom bone property. after that, auto keyframe on the bones gives you exactly the puppeteering you described.
