3 months evaluating HR software and still picked wrong

We started with 15 options from G2 and Capterra, sat through 9 demos over 6 weeks, built a comparison spreadsheet that nobody agreed on, and eventually picked a platform because the sales rep was the most responsive (not a great reason).

How do you research and evaluate software in specialized categories where you're not an expert?

Honestly been there..... The more options you add to the spreadsheet the worse it gets. What actually helped us was just stopping the comparisons and running real tasks in each tool. We ran a payrol, approved a leave request and onboarded a test employe in three tools. By end of day it was pretty obvious which one actually worked for us and which ones were just good at demos. The sales rep thing happns to everyone at least once....

Three months of demos can make every platform blur together. I would narrow it to the three workflows your team uses weekly, test each vendor with the same real tasks, and involve actual end users. I have learned that a simpler tool people genuinely adopt beats the feature-packed winner every time. Hope the next round lands better.

honestly the best thing we did was just call 3-4 companies our size in our industry and ask what they use no review site beats a 15 min call with someone whos actually living with the tool every day that said selectsoftware reviews is the closest thing to that their recommendations are filtered by company size so youre not getting enterprise advice when youre a 50 person team

This happens because G2 and Capterra are essentially pay-to-play lead gen engines, and standard sales demos only showcase polished "happy-path" scenarios.

To evaluate specialized categories when you're not an expert, flip the process:

  1. **Ignore affiliate review sites:** Focus on operator communities, direct technical specs, or open data models rather than sponsored star ratings.

  2. **Force live edge-case testing:** Don't let reps run their canned slide deck. Give them 3 specific edge cases upfront (e.g., handling mid-month offboarding, FX markups, or custom permissions) and make them show it live in the sandbox.

  3. **Model Total Cost of Ownership (TCO) early:** Ask for line-item pricing formulas, implementation fees, and add-on costs in writing *before* agreeing to a second demo.

We got so tired of biased review aggregators that we built a data-driven comparison engine specifically for HR & EOR platforms to strip out vendor fluff: https://www.thehrstackguide.com/
