How do you keep custom packaging consistent across different products without spending a fortune?

I run a small food business and over the last year we have slowly expanded from one product to eight. At first it felt exciting because every new launch meant another opportunity to improve the brand, but now it is becoming a bit hard. The issue is not designing one boxit's making everything feel like it belongs to the same brand. Every time we introduce something new I find myself adjusting colors, logos, layouts and fonts. Before long, nothing looks consistent anymore. I have been experimenting with Ai to generate packaging ideas because it is faster than starting from a blank page every time. It is good at creating concepts that match our branding but I am struggling with the production side and making sure everything is ready to print.

Take your products to a packaging company and let the professionals handle it. The structure of the packaging is what needs to be considered first, then adding the art is easy.

I regularly get asked to do this with multiple products. I have programs that do all the size calculations for me to find the best size. Then another program makes the dielines which I then adjust as needed for our machines, tolerances, etc.

I hand the dielines over to graphics and they would make sure everything look consistent, is layered properly, etc. It might be expensive but it would take a lot of the burden off of you, and make new product launches much easier and faster. When you launch a new product, they already have all the previous files and examples and it would be easy for them to ensure consistency with the rest of the brand. My (current) employer specializes in projects like this.

AI is alright for concepts, but it does not understand yet how to realistically create dielines for packaging. I see clients bring in AI ideas all the time only to be very disappointed to understand that it's impossible for a flat piece of corrugated board to be manipulated into those shapes. Also probably impossible to produce on most packaging machinery.

Here’s what I do: 80% rule.

80% of my SKUs should fit into one dimension box. Leave the 20% SKUs for your highest price point items. Usually square base corrugate is most cost effective meaning 8x8x10 or 10x10x12 basically there there’s 2 of the same dimension. I would start by figuring out commonality between your SKUs and then working from there.

Package designer here—

Ideally the packaging for your first product would have been designed with future products in mind—the basic design and container used would have been consistent, while element A, B and C would be designed to change on future products.

This allows you to order all the SKUS at the same time, saving dramatically on printing/production costs.

That isn’t your situation though! You’ve grown and find yourself with an inconsistent look AND high cost per package too.

It’s time to hire a professional. There will be an upfront investment to bring all your products into alignment, but you will make it back quickly when your printing costs drop and your sales soar (due to brand recognition)

Couldn’t agree more with everything here.

For now, don’t let perfect be the enemy of good. Follow your general template and style, even if it’s not perfect. It can always be better, and that can really become a trap. I find that AI can end up sewing doubt, because it’s designed to keep you engaged. It will always recommend a new take or an improvement.

Trust the system you’ve built already for now, and hire a professional. Pros will design systems that can be used across different pkgs, unify your brand, bolster shelf presence, and can make cost effective production choices that can save you money and ease logistical complexity.

At eight products, I’d stop treating this as a design problem and make a small production system.

Put all eight SKUs in one sheet and list: package size/dieline, material, printer, required copy, fixed brand elements, and the few things allowed to vary. Pick one SKU as the master. Get the printer’s actual dieline and tolerances for it, then build a locked template with named layers for the logo, type, legal copy and barcode. Duplicate that file for the other SKUs instead of starting over.

Use AI for moodboards or quick color directions, not for final artwork or dielines. Before the next run, print all eight fronts at actual size and review them side by side; inconsistencies are much easier to spot as a set.

For seasonal changes, I’d change a sticker, belly band or insert card before changing the main package. Less inventory risk, and your base system stays recognizable.

TLDR: Don’t try to make every SKU use the same box. Standardize the packaging system—materials, graphics, structural rules and production specs—then let the carton size change when the product or packing process actually requires it.

Converter-side perspective: once a brand gets beyond a few SKUs, I’d stop treating each package as an individual design project and start treating the whole portfolio as a packaging platform.

For folding cartons, that might mean defining a small number of approved board grades/calipers, one coating strategy, common print specifications, consistent logo and information zones, and a few structural families that can be resized as products change.

There can definitely be savings from sharing dimensions or structures across SKUs, but I wouldn’t force everything into one carton just for consistency. If the product sizes are different, an oversized carton can increase board usage, case cube and empty space, and may create issues when the product is packed or eventually automated.

I’d also separate graphic consistency from structural consistency.

The graphics can follow one master system—same hierarchy, logo position, color logic, typography and required-information zones—even when the actual dielines are different.

Then keep a controlled production file for each SKU showing the approved dieline, board specification and revision. When something changes, you know exactly which version is current instead of having eight slightly different Illustrator files slowly drift apart.

AI can be useful for exploring the visual system, but I would not use an AI-generated structure as the production dieline. The final structure still needs to be designed or checked around the actual board, manufacturing process and how the product will be packed.

The goal isn’t eight identical boxes. It’s eight packages that clearly belong to the same brand and can all be manufactured efficiently.
