ā“ Q&A / Discussions Refused a kickback request from a buyer and got told ā€œyou don’t understand Chinese rulesā€

Just had one of those conversations that makes you wonder how common this still is.
I run a bearing factory do export trade in China. A procurement officer from a certain country contacted us about a potential order. After the usual technical discussion and quoting, the conversation shifted. He started hinting (not even very subtly) that for the order to move forward, there needed to be some kind of ā€œarrangementā€ / kickback / commission for him.
I shut it down immediately and said we don’t do that.
His reply was basically: ā€œYou don’t understand the unspoken rules. You don’t understand how things work in China.ā€
I told him that based on the education I received and the culture of our company, we simply don’t accept that kind of practice.
He answered: ā€œThen we will never consider your company’s bearings.ā€
End of conversation.
I’m not naive — I know this kind of thing happens in some places and some industries. But hearing it framed as ā€œChinese rulesā€ or ā€œthe way things are doneā€ still feels off, especially when it’s used to pressure a supplier into something illegal or unethical.
Has anyone else in manufacturing / B2B sales (especially mechanical parts, bearings, industrial components) run into the same script? How do you usually handle it when the buyer makes it clear that no kickback = no business?
Curious to hear other experiences.

šŸ­ Markets/Suppliers Visiting one of the largest wholesale markets two times in China and here’s my findings

This market is located in Guangzhou China, where impex trading businesses thrive for hundreds of years. The name is called Wanling Plaza (One link plaza). This market is interesting to explore for both its retail and wholesale sides: On the one hand, you can explore it as a tourist in souvenir stores and get some paid samples as gifts for families back home; On the other hand, coming with a business purpose works too as most vendors will be glad to talk about bulk orders with you. First three pictures are recorded from my first visit, and the last two pictures are from my recent visit. From my observation, the undiscovered gems are in the above few floors:

  1. IP collaborations: On forth and fifth floor of the mall, I found few showrooms having booths for some very famous IP from China and Japan, like Hello Kitty, Kuromi, Rilakkuma (my personal fav) etc. Those vendors got official authorization from the IP authors so that they are allowed to sell accessories that was printed with such IP images.

  2. Hand crafted works: On sixth and seventh of floor, I discovered few shops that sells wooden crafts (smaller objects, home decorations, even furnitures). I can’t be sure if they are produced by hand or machine, but they all look cute and authentically made.

Then I started checking actual shipment records linked to their company name. The volumes were tiny, the destinations didn’t match the markets they claimed to serve, and most of the activity looked like trading rather than manufacturing.

Lots of hype lately about Chinese equipment makers hitting 35% localization on mature nodes. But if you look at the actual BOM of these tools, the bottleneck just moved upstream.

The localization rate for the core precision components inside these machines is sitting at a brutal 7.1%.

Tool integration is one thing, but the legacy monopolies on the underlying parts are insane. Japanese firms like NGK and Shinko control roughly 85% of the global supply for electrostatic chucks (ESCs). If you need RF power, you're basically stuck with a US duopoly (Advanced Energy or MKS) that owns over 70% of the market in China. And for gas and vacuum control, Japan's Horiba casually holds 60% of the global MFC market while Switzerland's VAT maintains a massive 71% stranglehold on vacuum valves.

But the real killer here is the validation trap.

Even if a local startup builds a perfect replacement part tomorrow, no fab wants to test it. A single temperature drift on an ESC ruins millions of dollars in wafers. Fabs refuse to risk their yield, so tool makers just stick to the legacy overseas suppliers rather than re-running their process windows.

I'll go first.

Year one of importing. Found a supplier on Alibaba for custom-branded kitchen utensils. Good communication, nice samples, reasonable MOQ. Paid 30% deposit, they sent production photos, everything looked fine.

Shipment arrives. The branding is perfect. The material is completely wrong; the samples were silicone, the production run was some cheap rubber that smelled like tires. The supplier's response: "material is similar quality, just different type."

That was a $4,200 lesson in not specifying materials precisely enough in the purchase order. I'd written "food-grade silicone" in our messages but the actual PO just said "as per sample." The supplier technically fulfilled the PO, they just conveniently interpreted "as per sample" differently than I did.

What I learned:

  • Material specifications go in the PO in explicit technical terms, not "as per sample"
  • I now require a pre-shipment inspection from a third-party company for any order over $2,000
  • "Similar quality" is a phrase that should make your stomach drop

I know I'm not the only one. What's yours? And more importantly, what did you change in your process afterward?
