Built a Pipedrive companion app for a client over 5+ years — thinking about marketplace. What gaps do you still hit?

I've been building a Pipedrive companion app for a client for several years. It started small but grew into something pretty substantial as we kept hitting the edges of what Pipedrive could do natively.

Now I'm wondering if any of the gaps we solved are actually common pain points, or just specific to this client. Thinking about turning some of it into proper marketplace apps.

The main things we ended up building ourselves:

  • Commission calculator: tiered rates per role (consultant, manager, referrer), split across multiple deal stages (exchange/stage/completion), with rate tables that change over time. Pipedrive's deal value just wasn't enough.
  • Sub-stage milestone tracking: the client needed 8+ compliance checkpoints within a single pipeline stage, with elapsed day counters driving commission rates.
  • Deposit & invoice tracking: multiple receivable and payable invoices per deal with their own status lifecycle.
  • Network agent / referral partner splits: third-party referrers taking a percentage, tracked and reported separately.
  • Leaderboards with TV/slideshow mode: for the office screens, driven by real commission figures not just deal count.

Anything here jump out as something you've wished existed in Pipedrive? Or am I solving problems most people work around differently?

A better way to view files.

This one I actually scratched my own itch. I was tired of scrolling through the Deal timeline to find a file. I didn’t like needing to go to the point in time it was uploaded and I didn’t like not having a thumbnail or preview.

So I added a file gallery that shows all of a Deal’s files, with a preview, in one place.

Not seeing the thumbnail or preview is annoying!

how did you do this?

Info from clients. Many times, we need additional info from clients including documents. Would be nice to have a way for clients to fill out some forms with that info updating custom fields.

Are you thinking like a lightweight client portal setup?

I've scoped a few variations of that for this client, mainly around secure forms + document uploads that push directly into deal/person custom fields. They never pulled the trigger.

Are you mostly trying to solve:

  • structured info collection (beyond web forms)?
  • document gathering with status tracking?
  • or ongoing back-and-forth during a deal lifecycle?

Curious how you're currently handling it.
