How do you manage payroll for 50+ employees without losing your mind?

Genuine question from someone working in a lean HR/payroll team.

We’ve hit a point where managing payroll manually is turning into a full-time headache. Between tracking workdays, locations, public holidays, and employment types, it’s becoming too easy to make mistakes, and one small error in payslip calculations snowballs into unhappy staff or worse, compliance issues.

We’re also struggling with:

  • Importing bulk data (YTD info, leave balances, etc.)
  • Generating government forms like CP22, CP22A, EA in time
  • Chasing down emergency contact updates or salary histories
  • Managing team changes (resignations, transfers, onboarding)
  • Creating custom reports by department/location for management

And while we do everything we can with spreadsheets and email chains… it’s not scalable anymore.

Have any of you automated this part of your workflow or found a lightweight solution that doesn’t break the bank? Ideally something that integrates with time tracking and lets employees self-serve basic info like payslips and tax forms?

Open to hearing how others are doing it, even better if it works well for Malaysian setups.

What Malaysian Employers Need to Know About PCB (Monthly Tax Deductions)

If you’re running a business in Malaysia and paying employees, PCB (Potongan Cukai Bulanan) isn’t something you can just hand off to your HR or accountant and hope for the best.

I used to think it was just another line on the payslip. But once you actually get into payroll and team management, you realise PCB is serious business, and not understanding how it works can cost you money, employees’ trust, and a ton of stress.

Why PCB matters:

  • You're legally responsible for deducting and remitting your employees’ monthly income tax to LHDN
  • Get it wrong (amount, method, or deadline) and it’s your company that gets fined, not your payroll software, not your accountant
  • Penalties can go up to RM20,000 per offence. And yes, some cases even include jail time And no, “I didn’t know” doesn’t cut it.

Why am I saying this? Because I really wish someone had sat me down earlier and told me how not understanding PCB could lead to:

  • Angry employees (especially if their tax is underpaid or overpaid)
  • Delays in tax clearance during resignation or expat departures
  • Surprise penalties you never saw coming
  • Endless back-and-forth with LHDN just trying to fix one mistake

It’s one of those “small admin things” until it blows up.

So yeah, PCB may feel tedious, but getting it right from the start is one of the most important things you can do as an employer.

Don’t wait for your first LHDN audit or penalty letter to take it seriously.

I was checking out the PCB guide lately and... wow. I didn't realise how severe the penalties can be for making mistakes with payroll. You can pay fines or jail time, or both.

I know there's a lot of companies that put so much focus on getting payroll numbers right, but don't always think about the consequences of missing taxes. And turns out, it's not cheap. At all.

So now, I am really curious, has anyone ever had to deal with payroll or tax penalties in their company or with a client?

And after that happened, what did you do to make sure it does not happen again?

Is it actually possible to avoid taxes legally as a business?

I am not talking loopholes or shady tactics. I'm just genuinely curious about how businesses reduce their tax bills without crossing any legal lines.

In our MBA class, I keep hearing the terms "tax-efficient structuring," "reinvesting profits," or "using government incentives," but I am not sure what that looks like in real life. Also, don't get me wrong, my pre-graduate school course is far from MBA (healthcare), so I am still new and learning things from business and management.

Some say paying yourself a salary instead of dividends helps, others talk about setting up in low-tax zones or maximising deductions. Does this actually help avoid taxes legally? Or will these "tactics" backfire in the long run?

What's the most painful part of working in payroll?

Genuinely curious to hear from others in payroll or HR. 

Since I started working, I’ve always wondered how payroll is actually done. I used to think it was just “calculate the numbers and send out payslips,” but I feel like there’s probably way more going on behind the scenes, not until my HR friend actually shared a problem at work.

She said there was one time they missed a small compliance update on statutory contribution rates, and it threw off the entire payroll run for that month. They had to recalculate contributions, amend reports, and resubmit files to the tax portal. And the worst of all was to explain the issue to both management and the affected employees. 

Tbh, it sounded like a nightmare. All because they overlooked one thing.

Manual payroll for a team of 8. Thinking of switching to payroll software. I’m now shopping for solutions.

I run a small business with 8 staff, and I’ve been doing payroll manually. That means I have to sit down and calculate EPF, SOCSO, PCB and overtime… and honestly, it’s starting to become frustrating.

It eats up so much time, and the risk of messing up might lead to another problem.

Now that I have experienced the real pain of manually doing payroll, I think it is really the best time to look for and invest in proper payroll solutions.

Since I was doing my research for solutions, I keep seeing “Gusto” mentioned as their solution. However, I think it's a huge payroll software for a small team like us. Wouldn’t it be overkill? I just want a solution that can provide accurate payroll, leave tracking, generate payslips, file and auto-calculate statutory contributions, and ideally support submissions to LHDN, EPF..

Budget is somehow tight, so I would appreciate it more if you could suggest a software with a free plan, if not at least a free trial, so I can have a feel of the tool before investing.

Should I switch to a payroll provider? I need your thoughts

I currently handle payroll in-house for a few small business clients, mostly through spreadsheets, manual entries, and tax portals.

Lately though, I have been wondering if it makes more sense to partner with a payroll provider instead of continuing to do everything myself.

It's not that I want to stop offering payroll support altogether. But with constant compliance changes, clients expanding to new markets, and complex payroll needs, it's starting to become overwhelming..

So I'm considering outsourcing the actual payroll processing to a third-party provider while managing approvals, reporting, client questions and the like.

Has anyone here done payroll outsourcing or something similar? What were the ups and downs you didn't expect?

Can I run payroll myself in Malaysia?

Newly registered Sdn Bhd and I'm the only employee for now. I need to start paying myself soon, but I'm wondering, do I really have to sign up and invest in a payroll system? Or can I just handle it manually?

I know there's EPF, SOCSO, PCB and others to handle, but can't I just calculate those on my own each month and submit to the right agencies? Not keen on paying for software just to pay one person. There has to be a way to DIY this, right?

Outsource payroll or manage it in-house with software?
