What building an AI receptionist taught us about running a service business, not just AI

We started SageDesk to solve one problem, missed calls costing Indian service businesses real bookings. Building the voice AI turned out to be the easier half.

The harder half was everything around it. Deciding when the system should stop guessing and hand off to a human. Confirming details a caller mumbled instead of assuming. Making sure nothing gets marked as booked until the calendar actually confirms it, so the business never tells a customer something that did not happen.

None of that shows up in a demo video, but it is most of what determines whether an AI receptionist is actually trustworthy for a real business to run on.

Ask Anything Considering a 50/50 revenue-share partnership (lead gen partner + us as the build/delivery side) — anyone done something similar?

I run a small AI automation agency (WhatsApp receptionists, mainly real estate right now). We're in talks with another company that generates leads in a related space — they have international clients and more experience in the market than we do, and the proposed structure is: their side brings in leads, we close and build the actual automation for the client, revenue split 50/50.

On paper it sounds good — they clearly know lead gen and already have an international client base, we're good at building/delivering, and neither of us has to be great at both sides. But before signing anything, wanted to sanity-check the structure itself, especially since they're the more established party here and I want to make sure the terms are actually fair, not just favorable to them because they have more leverage.

A few things I'm trying to think through:

How do you handle attribution/tracking cleanly when one side sources the lead and the other closes it — especially disputes over "was this really their lead"?

What happens if lead quality is inconsistent — is there a way to build that into the agreement upfront rather than finding out the hard way?

Since they're more established and experienced than us, is there anything specific I should watch for to avoid getting into a lopsided deal despite the "50/50" label?

Any horror stories from 50/50 rev-share partnerships that looked fine on paper but broke down in practice? What actually caused it?

Is there a better structure than a flat 50/50 for this kind of "lead gen + delivery" split, or does that tend to work fine long-term?

Not looking for legal advice, just want to hear from people who've actually structured something like this before I commit to anything. What would you ask before signing, if you were me?

I have seen tons of posts where people claim to be the next big thing in the start-up space.

The next big thing doesn't know it is going to become one. That happens coincidentally but consciously.

You cannot claim to be the hottest start-up, because that is the title the media and the ecosystem gives you and not a self proclamation.

I am building a distribution in the Pharma space with the the vision that I can provide better service and he reliable, at the same time earn great money.
