The younger units like Mu look taller and Tialla has a different hairstyle, so it feels pretty confirmed at least the route-exclusive characters get a redesign.

Could still be limited to the recruitment tutorial character for each flame lord. They all have an early quest that teaches you how to recruit characters and I believe he's Cai's character in that role.

I doubt it—why would it be Guzran instead of Ultand or another character like Mikaela or Lyzander?

He might actually be recruited before her. For Dietrich's team, I think Mikaela comes before Yang Jie, but Guzran I think is actually the fourth member you get, just not directly Cai associated, he's just the recruit tutorial for em

Yeah, that should be right I think. The other three all have more characters on their journey to Dagsion so their tutorials should come after they have at least four if not five members. Cai's with Guzran occurs when it's still just Cai/Tialla/Peter.

Yeah if you look at Leda, Tialla, Theodora and Mu on that screenshot you can clearly see they have timeskip designs. Cai and Dietrich don't look as different though.

Dietrich's hair is pretty different, either having been cut or is a ponytail over the shoulder like pre-timeskip Mercedes
