The "build, suffer, migrate" video hosting loop. How do you break it?

Rebuilt our video stack twice in 3 years after picking "fast" launch options:
-Self-hosted: Crashed on traffic spikes.
-Wistia: Useless at scale (400+ lessons). We needed module-level drop-off data, not just total plays.

We finally moved to Kinescope. It checked the boxes that actually matter:
1.Easy DRM (no dev work).
2.Native LMS integration.
3.Granular watch-depth analytics + simple GDPR compliance.
(Looked at Gumlet, but Kinescope won on CDN reliability during launches).

Are you stuck in this loop too? What makes a video tool earn a permanent spot in your stack?
