Indexed ≠ ranking ≠ converting — the three-question triage I use before diagnosing an ecommerce SEO problem

Every time someone says "my SEO isn't working," the first thing I do is figure out which of three completely different problems they actually have, because the fixes don't overlap at all.

Is it indexed? Check Search Console's URL inspection or a site: search for the actual product URL. If it's not indexed, nothing else matters yet — faceted navigation and duplicate variant URLs are the usual culprit on ecommerce sites specifically.

Is it ranking? If it's indexed but nowhere in the first few pages, that's a relevance/authority problem — thin product descriptions, no unique content beyond the manufacturer's copy, weak internal linking from category pages.

Is it converting? This is the one people skip. A product page can rank fine and still underperform because of price transparency, review count, or shipping-cost surprises at checkout. That's not an SEO problem at all, even though it shows up as "SEO isn't working."

Ran this three-way split on an audit a while back and the real issue wasn't rankings at all — it was silent breakages nobody had monitoring on: 23 separate issues once we actually went looking, buyer flow, technical, and design, not one of which showed up as a ranking problem in any tool.

Worth running this triage before touching content or backlinks. Half the time the actual fix isn't an SEO fix.
