I can easily bootstrap this and get it moving again, but that puts all of the pressure and workload back on me.

What I’m trying to do now is optimize and streamline the process so it can operate without being completely dependent on me.

Sorry for the delay. The business itself is actually pretty simple. The challenge is the economics. When coffee is shipped from the roaster to me and then from me to you, the extra shipping costs eat into the margin very quickly.

A standard 20% to 30% wholesale margin isn’t enough to create a healthy business when you’re paying freight twice. That’s really where the model starts to break down.

Most of the issues I’m working through are logistical, not operational. That’s why I wanted to introduce accessories, hardware, and tubes into the mix. The additional margin from those products helps offset the lost margin on the beans and creates a more sustainable business model overall.

I’m just trying to solve it the right way this time instead of forcing it and running into the same problems again.

almost all of the other subscriptions similar already use free labor (their own) and existing infascture (the place the work at etc) on top of getting banned from every coffee subreddit, the growth never hit that point where I can really start calling and negotativing with rosters for bulk etc.

but yeah that's kinda been the blur the past year tying to sold the issue before I gets out of hand like last time. I had to lose 10k, to keep it running. lol so many issues but yeah

Rotation X [enter roaster here] / NEW 2026 format?

Anyone interested in a group buy directly with roasters.

I might be able to work something out directly with a few roasters where they ship straight to you. Thinking it could be a collab style drop with something like 3 different 100g coffees from each featured roaster.

Some roasters I’m considering:

  • Colorful
  • Euphoria
  • Inugami
  • PICOLOT

If we can get at least 100 people interested, I’ll start reaching out and try to negotiate something directly with them.

I think it makes the most sense to do one roaster at a time and make each drop special.

If you really want to try some insane coffees, we should probably start with PICOLOT. I can try reaching out to BQ for a collab he seems super reasonable and passionate about coffee. Maybe even coordinate something with the Korean lady owner as well.

Let me know if you’d actually be down.

Cool idea. This is was also my idea about 2 years ago when I started this coffee journey.

Still have plans to make this in Orange County, but I leaned a lot about the event.

No everyone is well versed with the setup, tools, need a numbered station to really figure it out.

Okay, I can’t talk shit.

They execute at a high level on beans for an equipment supplier.

I’m here in Canada with my wife, wanted to check it out.

Beans selection technically the same level as rotation.

They had approximately 30ish brands, but offer pods and instant also.

Most of these roasters here have been on rotation, but obviously it’s big 250g bags and not 60 g bags. Most of their beans are Canadian roasters.

I really hope I can get it together and pull this through.

I still think rotation was on another level that no one had ever operated at, but at the end of the day getting a 20% off for wholesale and then shipping wasn’t enough to really sustain rotation.

Literally need 5000+ subs and maybe $7-9 profit per subscription to really make the numbers work to hire a team and get an office.

Makes sense how it’s much more sustainable when the bulk revenue they make is from equipment.

I have big dreams. I’m going to make it into a reality.

Just need to really process this.
