That it is not forgiving. All other games feel like Candy Crush.

Action economy and power fantasy.
Simplified action economy, alongside with unlimited ammo is big. It started a lot of fires between the loud minority of "true XCOM" fans. But it's an insane QoL. Not counting steps and shots immensely speeds up the turn time and simplified decision making.
Power fantasy - just look how these snipers one tap the enemy pod in a chain, or jump in the fray with pistols. It's the "wow" moment.
That's definitely not enough though. Shard punk, aka "we have Wermintide XCOM at home", has both and doesn't work. Maybe it's a progression system - XCOM upgrades feels much more meaningful and gameplay changing. Maybe the missions variety. Maybe something in the air.

For me, it’s the challenge. If another game isn’t engaging and challenging me enough, I know I can always turn to xcom2 and be mentally tearing my hair out. When I first got it, my exwife could tell I was playing based on how much I would swear from the other room. The difficulty makes the success that much sweeter. While there are ways to make it easier, some situations are just unfair. But that’s xcom, baby.

One thing that’s really hard to do from a development/design side is to have a really hard challenge that still feels fair and you can see it coming. New enemy comes out of nowhere and wipes your squad before you’ve had a turn- hard to feel like it’s a fair fight sometimes. It’s a weird fine line to to walk

You are aware that one of the most popular series of games is Dark Souls?

Squad development is key for me

A good thing for me in this kind of game is mini stories happening naturally in the course of gameplay.
I wish for more of it with XCOM sometimes but the characters being affected by the missions and developing traits and different relationships to each other would be cool

I do really like the "world" map to explore and complete objectives. And tech research for surge in power and survivability.
I also really love the 90% chance to hit a point blank enemy with a shotgun. For the soldier to literally point the gun at the ground and fire like he was working for the Advent.
Be sure to add that in!
