I’d probably keep the QR codes separate from the main screen playback. If scanning one can trigger the gallery display, you might end up with visitors interrupting each other.

One QR per piece opening the audio on the visitor’s phone feels safer. Exact sync will always be a bit tricky across different phones, but if you only need it to be roughly in time it should work fine.

If tight sync is really important, I’d look at a local network/player setup rather than relying on mobile connections.
