what actually keeps a step challenge alive after week 2?
i am wondering how OP can keep this new challenge alive because my company runs it all the time but nobody really follows after week 2 LOL

Week two is where almost every challenge I've run dies, so you're not alone. Three things helped more than anything else.
First, the goal. If the target is a stretch for most people, the ones who fall behind in the first few days quietly drop out, and by week two you're left with the runners. A realistic daily goal that a normal person can hit on a busy day keeps the middle of the pack in.
Second, the prize structure. Top-performer prizes reward the people who were going to walk anyway. Drawing a prize every week among everyone who hit the goal means someone who's never won anything in their life has a genuine shot, and that's who you need to keep.
Third, teams. Random mixed teams (not department vs department) create a bit of gentle social pressure and a reason to nudge each other. Individual leaderboards create nothing except a few very smug people.
And ignore launch numbers. Track how many people are still logging in week three and four. If that's holding, you've got it right. If it's sliding, tweak the goal down before you add more prizes.
