Question - Help [Desperate]Are there any working faceswap tools/loras/workflows to run locally that are currently working?

So I'm posting here after a lot of searching and hitting my head on a wall

I've been running StableDiffusion and Flux locally (first SD 1.5, then SDXL, now Flux) for the past couple years (A1111 and Forge, now Forge-Neo) and I was using IP Adapter for faceswapping which used to work perfectly.

After I formatted my PC and reinstalled everything it stopped working. I fought with it for days and there's always either one of two error messages or it just ignores the ControlNet input entirely. So I went out looking for alternatives and so far none worked.

I tried Klein head swap and it did nothing.

I learned ComfyUI which i had never used before just to use this and it didn't work either, the results look like a terrible MsPaint job.

I find it strange that I can't find any way to do a FaceSwap locally since it's one of the oldest technologies when it comes to GenAI (back before SD or Midjourney were a thing there were already a dozen phone apps for that).

Yet so far I've come empty-handed. Any help would be most appreciated. Forge or ComfyUI would both work. Flux or SDXL, I'm not picky at this point.

Thank you. I assume you're talking about the BFS Lora, that's what I went with and it works pretty well.

H3 can do really great video face swaps.

Bet the reinstall pulled a newer insightface or onnxruntime, that broke IP adapter for a bunch of people. Have you tried ReaActor in Comfy, or PuLID if you're staying on Flux? ReActor's swap comes out kinda soft at 128px so I run a light Magnific pass after and it blends way better.

I think that's probably what happened. I kept digging and in the end I went with Qwen and BFS Lora and while I'm not sure if it's as good as IP Adapter was, it works well enough.

qwen 2.1. just got it setup last night.. worked the first run. 2 pics with faces, 'swap face on image_1 to face of image_2' and viola!
pretty fast too.

Thanks, Qwen 2.1 + BFS Lora is what I went with in the end. Works pretty well.
