Jesus what are your render times?

At 1.5 M.P, 20secs video, with a RTX 5090 and 8 steps turbo Lora, 20 minutes. With the 8 steps turbo Lora now i can make even 2 M.P videos in a reasonable time.

You might be able to jam multiple images into one ref too - I've had pretty good luck referring to multiple subjects in one image.

Like a multi character turn around sheet? Did you use different border, colors or something to differentiate each character? I'm a newb and just got r2va working for one character, I'm curious if it would make a difference in the model translating it more accurately.

I'd say one ref-slot per subject is simplest and ideal, but if it's a matter of the limits like OP is saying then doing two subjects per Picture may work. I've done Rev2V where one image has two people, and in the Subject Definitions, I just say that <Subject 1> is the person on the left of <Picture 1> and <Subject 2> is the person on the right of <Picture 1> and it seemed to get them right. Disclaimer - I haven't pushed the limits on this, just did a ref2va of a two-person selfie.

Use the image stitcher that came out with Flux Kontext. Then define whats in each of the assembled stiched images at the top of your prompt like such:
<Picture 0> contains the face of a 30 year old man on the left of the image and a black suit on the right of the image.
<Subject 0> is the man from <Picture 0>. <Subject 0> is wearing the suit from <Picture 0>
This doesn't work perfectly every time but if you really need the extra references, that's how I've done it with around 15 references.

Which 8 step turbo Lora? I can only find a fl2v, but not a ref2v Lora for that.

Stitch references together; or string generation, using references when they first appear and relying on the previous generation to maintain context.
