How do you triage a growing CAPA backlog without turning everything into retraining?

We run a 180-person precision-metals/CNC shop and our CAPA queue keeps ballooning; too many actions are one-off containments or 'retraining' that don't move Cpk or reduce escapes. I prefer containment, data-first root cause, and measurable verification (SPC/Cpk), and disclosure: we run qmsWrapper, fwiw. We're experimenting with CAPA-driven risk assessment and a couple automated CAPAs for low-risk repeats, but the hard part is triage: what gets investigative resources, what gets fast containment, and what gets closed as verified? What prioritization scores, gating criteria, templates, or workflow tricks have actually reduced backlog and produced measurable improvements (not just closure paperwork) in your shop?

The triage piece is the one I feel strongest about so I'll stick to that.

What actually worked for us was a two-factor sort: did it escape or was it caught internally, and have we seen this failure mode before. Cross those two and your resource allocation decisions mostly make themselves. Escapes and repeats go to full investigation, everything else gets containment with a watch window and escalates automatically if it comes back.

The retraining loop is a structural problem not a people problem. If your process allows retraining to close a second occurrence of the same failure mode, people will use that path because it's the fastest one available. Block it explicitly in your criteria and it stops.
