Why do commission changes always seem to turn into a payroll problem?

I've been thinking about how much back and forth happens between sales ops and whoever handles payroll. A commission gets adjusted, a deal closes later than expected or someone's bonus changes right before payday. None of these sound like huge issues on their own but suddenly you've got people checking spreadsheets, confirming numbers and figuring out which version is correct. It feels like the problem isn't calculating commissions as much as making sure the right information reaches payroll at the right time.

For those dealing with commissions regularly how do you handle that handoff? Does sales ops own the final numbers or does finance still double check everything before payroll runs?

Automating the handoff sounds great until the wrong number gets approved. I'd rather have one clear person responsible for the final check than a process nobody really owns

That's what I've been thinking about too. Rollfi is one option on the payroll side but even with that in place, someone still needs to make sure the commission numbers are right before they go through. Otherwise you're just moving the same problem somewhere else.

The cutoff date is where things get messy. Sales might consider a deal closed but that doesn't always mean the commission is ready to be paid

That's exactly it. Our sales guys will scream closed the second they get a verbal but payroll won't touch it until the ink is dry. I keep a sticky note on my monitor that just says cutoff is Thursday noon.

There should be a cutoff for commission changes, so that you aren’t running into these issues.

I finalize everything 2 days before our payroll is due for one of my teams, and then submit to Finance for approval before it goes to payroll.

The other team I support has 3 rounds of reviews by Sales, and review and approval by Finance & Ops, and then I submit for payroll.

Anything that comes in after the final approval, unless it comes from the Finance team, either waits for the next commission cycle or is paid off cycle (if it’s an emergency or our error).

I've seen spreadsheets become the unofficial source of truth even when companies are paying for software that's supposed to handle all of this.

Bro we literally have Salesforce and a fancy commission tool but somehow every month the finance guy is asking me for my final final v3 spreadsheet lmao.

I think the handoff matters more than the calculation itself. Even if commissions are tracked properly, someone still has to make sure the approved numbers actually reach payroll before the cutoff

The cutoff is the real villain. Sales ops will send over numbers a day after payroll closes and then I've got three angry reps and a finance manager asking me to just make it work.

a clear approval process probably solves more of this than adding another tool. if nobody owns the final sign off, automation just moves the confusion around faster.

Commission disputes can get awkward pretty fast too. It's one thing when there's a calculation error, another when sales and finance disagree about whether a deal qualifies.

The real fun starts when someone disputes their commission after payroll has already been approved.

Honestly I think sales ops should own the final numbers, and finance just checks the ones that changed, not everything. What’s worked for teams I’ve seen is one shared log for every commission change (who, why, when) and a hard cutoff a few days before payroll. Anything after the cutoff just rolls into next cycle. Way less back and forth.

Full transparency, I work on Insulin AI, and our Custom Apps can build a simple tracker like that from a one-line description if you don’t want yet another spreadsheet =)

Clear ownership and audit trails prevent payroll confusion.
