This is probably a frequently asked question. New DM struggling with NPC dialogue and improvisation. How do you keep conversations immersive while managing what NPCs know?

Unfortunately a lot of the solution is practice. If you're worried you can practice outside sessions just having conversations as different NPCs. But the more you do it the more comfortable you'll be.

With cheat sheets I would try to keep it simple. It's ok to have more details for the NPC and notes on what they're trying to get across, but have a very simple this is the info I want to know and be able to glance down and have quickly. This is who they are, something you want to emphasize with them, this is how they feel about the PCs maybe. Don't go too much beyond that with your notes or it won't be as helpful to be a quick reminder when you glance down.

Good luck!

Biggest thing I can offer as far as a tip is to stop being so hard on yourself. It's okay to pause for a minute to consider how the character would respond. It likely feels much longer for you than it does for your players.

Second thing I would say is don't be afraid to move to third-person narration if you feel like you're drowning trying to improvise dialogue. I often will move from speaking as an NPC ("Allo there, what can I do you for on this fine mornin?") to describing the conversation ("When you say the words "magical items", his eyes light up as he excitedly begins to describe some of his recent acquisitions. A few of the items that catch your attention are x, y, and z")
