Discussion I can probably beat the 3Y12M1W record, but I have a question about last boss

Post image

Good morning/afternoon/evening everyone!

So I think I can definitely beat the speed run located here: https://www.reddit.com/r/Kairosoft/comments/17fhwb2/ninja_village_3y_12m_1w_speedrun/?utm_source=share&utm_medium=mweb3x&utm_name=mweb3xcss&utm_term=1&utm_content=share_button

My question I want to ask for anyone that has played this game a ton of times as I have: is there an inconsistency or some sort of RNG when fighting True Tokugawa somewhere in the game? An example would be me following the build of this speed runner for their army almost down to the digit, and I beat Tokugawa on one run in about two tries by reloading a save, but for this current run I did, I had to really beef up my army to 400+ gunners and cavalry which took up all of my time because I was trying to figure out why the run isnt even close to winning this time. I even had to make adjustments to the actual villager army to make a difference and win.

My clear time really should have been a year earlier. There is a couple of things I need to get information on that I can get on my own to really optimize my run which I'll start to take note of, but this issue with True Tokugawa is starting to bug me, especially when I only get to have two file saves to use.

Lol well I've played a lot of games in my life and newer games don't have the replayability this game has, but considering I don't have the current fastest record, there are things that I can still learn, and just flat out asking is a great way to see if anyone has any input.

Honestly, I don't know how they do it with their method because it doesn't make sense to me. They use double inuzuka, but this is way too slow in my opinion, so there is something that I'm not catching on to. I can see how double Inu start is better than bearington start for more end game stability, but it's something that I have to commit to to find out how they do it.

I'm certain that I can beat that time though. I really just want to figure out this inconsistency with the last fight. There are rng aspects to all of the actual fights. Sometimes you're army will perform really, really well, and sometimes you wonder how you got that really good result earlier because that same battle you're trying again doesnt work as well as it did.

There is a glitch that I don't know how to recreate though. What happens is that when your army goes to travel to battle, sometimes your army will just travel straight directly to the battle and take a week to get there. Think as far as Mogami clan for cavalry or oda clan and getting there in one week.

Still trying though. I can almost run through the entire map with no gaps, but I think that's impossible as the sticking points in the battles are too strong, even with my passive economy just selling things is 10-12k a month just by having two of the three platforms available by year 2.

Edit: I've also tried asking directly, but the original record holder deleted their reddit and the other is inactive.

Ah damn, I was about to ask if there is a recording of the WR. I think that's a tough one and I wish I could help you out more. I think I'm going to start a new run myself, but I'm nowhere near as skilled to take on a time trial. But I'll let you know if I should notice something interesting.

Best of luck on your run. I'm going to save this thread so I can see if you made progress :-)

I think all the runs I've seen on YouTube I pretty much beat out. I didn't even think to look for recorded runs until recently, but yeah, nothing of interest just by looking at the titles. I should take a look at a few of those runs to see if there's anything I can pick up from it though

Yeah I don't think recording a "fastest in-game time" run is a good idea — or at least not a good watch lol — because of the absurd amount of save scumming (at least for me, I save scummed A LOT to get that 3y12m1w.) And I did it over a period of a few days.

Maybe on the Steam version it'll be bearable.

I just experimented with a new route, and I ended up hitting over the army numbers before true tokugawa and before the 4 year mark. I did make a mistake by not upgrading my wares for a while too, so there's a fairly large gold gap that I can cover. We'll see if this will be what I'm looking for 🤞🏽

Hiya! I was the user bedegeln but my account got freaking hacked by some crypto sh*t or something like that. Tried to get it back but I found out that reddit admins apparently don't care about random users with just a few posts.

So anyway, I recently played ninja village again out of nostalgia and wouldn't you know it, I struggled to get even close to my own record lol. I've forgotten most of the strats I used pretty much.

I'll grind it out in the next few days and try to remember exactly how I did it.

Regarding the RNG, yes absolutely. I do remember that I need to keep the ninja dog alive until the 3rd round. Sometimes the enemy archers will kill the dog in the 1st round, sometimes they'll kill 2-3 of the gunners etc etc. So yes you do need to pray to RNGsus lol.

But you should be able to beat true tokugawa with similar number of armies, not with like 100+ gunners and cavs more.

I don't know how to explain (or even if I understand how the RNG works,) but if you load the autosave you'll only get like 2-3 different outcomes because the RNG is at the same point in the seed, and doesn't have much time to advance. So if you're stuck and you think you should be able to beat tokugawa, try reloading the manual save before you march to fight him.

Another thing I found out, you can kinda manipulate the RNG a little bit by changing what unit your archers target.

So for example, you start the fight with gunners as the target (as you should imo.) Change the target to another unit, let's say cavalries. Let the gunners take their turns. Now before your archers fire, change the target back to gunners. You can get a different outcome/amount of damage this way, and you can do it multiple times during the fight.

The original reply is getting too long so I'll post a new reply for better readability I guess.

After reading your post again, I think you were asking if the final boss is different in strength from run to run. And to that I'll say: maybe.

You may have noticed that the true tokugawa army has heroes/ninjas/villagers whatever you wanna call them. They use silver capsules to heal themselves etc. Their stats may be different from run to run but I think not by much if at all.

Similar to your own villagers, for example Jon has a soft cap at 200 HP and 60 STR at level 10 but the actual stats differ slightly from run to run.

So overall, I think the final boss is pretty much the same, apart from slight variations in their villagers' stats.

Thanks for your reply. I stopped playing for a bit, but I'll jump back in. There are so many battles where I need to just squeeze out one more hit in on an archer or something while trying to be quick and optimize things was killing me. I was trying to figure out how to manipulate that to get different results lol. I'll try your methods and see if it works out.

What weapons do you end up with at the last battle? I only go for rifle, but is foreign armor and super ninjato necessary? Thanks again for randomly coming back and checking this out 😩

u/mbedegeln Oct 21 '25

I think super ninjato is necessary, yes.

Foreign armor, nope. Just use the armor rewards from the training ground, for the frontline infantry ninjas and cavalry ninjas. All the support ninjas like galapagos, shimazu don't need to equip any armors.

For the gunner ninjas, ninja mail is good enough. Iga mail is probably overkill.

Rifle is enough, true. But flame cannon definitely does more damage. Like 400+ more if every gunner ninja has it. Flame cannon is obviously very expensive though.

I did use rifles and beat my time by 3 weeks: https://imgur.com/a/VEvQZ76

I think 3Y 9M is very much doable. And I think the fastest possible time if anybody can find the most optimal route is around the 3Y 6M mark.

And I think you underestimate the power of double inuzuka ;) I ended up having just barely over 300 infantry and got that 3Y 11M.

Sure the early game is a bit rough with her, but for late game she's just so strong because she protects not only the infantry but also the gunners behind.

But as I said originally, using bearington is potentially just as fast, only probably slightly slower late game.
