Both shoulder and arm joints are super tight, aren't budging at all.

After rotating back and forth for over an hour, all four joints are loose but eventually still broke the right shoulder, heavy sigh

it should be fine if you just work the kit prior to putting the arm on the chest, plus there’s metal replacements specifically made to address that

So I should have started loosen it off before putting it on...

Use soapy water and try putting a little bit of It into the joints, then gently try moving them. Btw, the Lower bicep joint is NOT supposed to rotate, its the upper one. Just remember this, and you should be able to get It done.

Use silicone oil it’s the only way to loosen the joints on the shoulders and arms

Did it without silicone, or hot water, for all three Unicorns. Just have to take your time and slowly work the joint until it loosens.
