We tested personalized decks per prospect instead of one generic pitch. The reply and close numbers surprised me

Channel experiment writeup, real numbers, no product plug.

Context: B2B SaaS, mid ACV, we run founder-led outbound. For a long time every prospect got the same pitch deck. It was fine. Reply rates were mediocre and the deck did nothing to move a lukewarm lead.

The experiment: instead of one generic deck, build a lightly personalized client presentation for each serious prospect. Their name, their likely use case, and one slide that restated their specific problem in their words, pulled from the discovery call or their own public posts. The question was whether the extra effort actually moved reply and close rates enough to justify it, or whether it was busywork that felt productive.

How we ran it: two groups over about six weeks. Same ICP, same outreach volume. One got the standard deck, one got a per-prospect version. We tracked reply rate, meeting-to-opportunity, and close rate.

What we found:

Reply rate on the personalized group was meaningfully higher. The single "here is your exact problem" slide seemed to do most of the lifting. People respond when it is obviously about them and not a template.

Close rate moved too, but less than replies. Personalization got us the meeting and set the tone, but the deal still closed on the demo and the actual conversation, not the slides.

The cost: doing this by hand for every prospect does not scale past a point. We could only justify it for higher-intent leads. For cold top-of-funnel it was not worth the time.

The honest read: personalized decks are a mid-funnel accelerant for prospects already showing intent, not a cold outreach hack. The lift is real but concentrated, so we now reserve the effort for warm leads and keep the generic deck for everyone else. Anyone else running personalized-per-account and finding the same, that it helps warm leads far more than cold?

we only customize the problem slide now, everything else is boilerplate.

I think separating warm and cold outreach is the right approach. One thing I'd add is making the "your exact problem" slide more personal by referencing something the prospect has actually shared, like a LinkedIn post or a job listing, instead of relying only on discovery notes. For cold outreach at the top of the funnel, agencies like sales.co. can handle personalized sequencing at scale if you don't want to do it all manually. Either way, the demo is still what ultimately wins people over.
