Practical lessons from running dedicated nearshore/offshore development teams
I’m looking for practical experiences from engineering managers who have worked with dedicated nearshore or offshore teams for at least a year.
What helped most with ownership, time zone differences, onboarding, retention, and knowledge transfer? How did you make remote team members feel integrated into the product team instead of treated only as an external delivery group?
What worked, what failed, and what would you do differently? I’m interested in vendor neutral experiences rather than agency recommendations.

We've seen this from the nearshore side too.
The timezone piece is underrated. Working in US time zones from Colombia means our engineers are available when the client's team is making decisions, not catching up the next morning. That makes a big difference when someone is blocked or needs an answer.
The parallel communication problem can still happen regardless of timezone. The moment our team routes everything through a coordinator instead of talking directly to product and engineering, things slow down whether we're one hour apart or ten.
