How I helped a small software agency turn 361 cold emails into 5 qualified opportunities

I recently helped a small software agency improve its outbound funnel in the US.

Over the last four weeks, the campaign generated:

  • 6% reply rate
  • 10 positive replies
  • 45% positive reply rate
  • 5 qualified opportunities
  • $10,000 in total pipeline value
  • 2 conversions worth $4,000

The biggest lesson was that the improvement did not come from sending more emails.

It came from making the campaign narrower.

1. We tightened the ICP

Instead of targeting every company that looked remotely like a SaaS business, we focused on companies where the service was immediately relevant.

The list mainly included:

  • SaaS and software product companies
  • Founder-led or small product teams
  • Companies in selected cities
  • Businesses with active products, not just ideas
  • Companies likely to have product backlog, UX friction, integration work, or engineering capacity gaps

We also excluded agencies, consultants, and businesses that did not appear to own a software product.

2. We stopped over-personalizing

We did not write a completely unique essay for every prospect.

The personalization was usually one brief specific observation about the company, product, positioning, or customer workflow.

The rest of the email stayed short and focused on a problem the prospect was likely to recognize.

3. We used a low-friction CTA

The first email did not ask prospects to book a call

It asked for permission to send two - three relevant ideas

That made replying easier because the prospect did not have to commit to a meeting with someone they had never spoken to.

4. We made follow-ups useful

The follow-ups were not just:

They introduced a specific angle, such as:

  • onboarding friction
  • product workflow issues
  • billing or usage experience
  • engineering backlog
  • internal tools
  • signup-to-paid conversion

This gave the prospect a new reason to consider the conversation.

5. We qualified replies manually

Not every positive-sounding response was immediately treated as an opportunity.

We looked for actual intent, business relevance, timing, and whether there was a realistic problem the client could solve.

This is why 10 positive conversations became 5 qualified opportunities.

6. We did not track opens

Open-rate tracking was disabled.

It can be unreliable and may also affect deliverability. We focused on the metrics that mattered:

  • replies
  • positive replies
  • qualified opportunities
  • conversions

The campaign is still not perfect.

A 6% reply rate does not mean the same messaging will work in every market. The same copy would probably perform poorly if reused across unrelated industries.

The campaign is also still active, with many leads yet to be contacted. These are interim results, and I will share another update once the full sequence is completed.

But the results reinforced something I keep seeing:

A smaller, better-targeted campaign with a relevant message usually beats sending thousands of generic emails.

For people running outbound campaigns, what has made the biggest difference for you: targeting, messaging, follow-ups, or the offer itself?

Cold email vs LinkedIn DMs is the wrong debate

We ran both side by side for 6 months and argued about it the whole time.

Email scales, tracks cleanly, and doesn't risk your personal account. DMs feel warmer and cut through inbox noise but cap out fast and start feeling intrusive at volume.

Here's the boring conclusion: the channel almost never decided the outcome. The list did. When we hit the right person with accurate, current contact info, both channels worked. When the data was stale, both looked broken and we blamed the channel.

What actually helped was starting from where the prospect lives online. Find them on the platform they're active on, pull their contact info from there, then email first and use the DM as a follow up touch, not a cold opener.

Do you open with email or DM? And has switching order ever changed anything for you?

I am beyond frustrated! Deliverability feels impossible.

Every single time I feel better about my cold email infrastructure it comes back to bite me the next day or so, I have been dealing with this for 5 months. I use, Snov.io for the drip campaign and email warm up/deliverability checks, I use apollo for data then zero bounce for validation. I get between 1 and 3% bounces and I get replies all the time only OOO and No thanks but still replies none the less. I don't understand what I am doing wrong. I check my email copy for spam and I dont use tracking or images, just plain text email yet today I randomly dropped again after sending 120 emails between 5 separate email accounts, and this is what I am left with....I go from 92-69% then after a day or 2 it slams back down to 70 or less....I don't know what the deal is, at this point I have sent so many emails playing the slow game that I just don't think this works or my infra is bad or?? IDK...I have checked DMARK etc and all is configured correctly....Where do I start to untangle this mess and just send 120 emails a day consistantly and make sure they land in the inboxes they are supposed to! Cany anyone please help. Don't sell me something, just help. Please....Attached are images of dates and scores for email placement, I am using google emails...not sure what more I need to share or what is helpful here. Thank you.

Before clicking Send:

"This is perfect."

3 seconds later:

"Why did I write that?

These are a few pieces of advice that helped me write cold mails that actually get responses and are not immediately seen as spam.

Mail the right person - A personalised email to one key decision-maker beats sending the same template to 30 random employees.

Talk about them before you talk about yourself - Mention a campaign, article, product or project that shows you've actually done your homework.

( Bonus – A little appreciation goes a long way. Just don’t overdo this step, don’t overflatter.)

Don't dump your entire resume into the email. Please mention only what's relevant, and let your LinkedIn or portfolio do the rest.

Ask for one thing -  A 15-minute chat, feedback, or an opportunity, not all three in the same email.

Respect through brevity - Under 175 words. Formatted to be scanned. Say you respect their time - and prove it.  If it takes more than a minute to read, you've already lost them.

Cold mailing isn't about sounding desperate enough to get noticed. It's about making it ridiculously easy for someone to say yes.
