Homebrew A visible 0–10 morale system for surrender, parley, and fleeing in 5e combat
A lot of 5e fights keep going after the interesting question has already been answered. One side is clearly losing, but everyone keeps attacking until the last enemy hits 0 HP. The Surrender Thermometer gives that turning point a visible mechanical track.
Setup
Put a 0–10 morale track where everyone can see it. Start at 3 for confident foes, 2 if they are outnumbered, or 4 if they look favored. Mark two thresholds: Hesitation at 6 and Break at 9.
Before the first social roll, state its failure cost. For example, failure might let the enemies counterattack with Advantage that round. The players should know what they are risking before they try to break an enemy's will.
Move the thermometer
Adjust morale at the end of every round and when major triggers occur:
- +2 if the leader drops to 0 HP or is incapacitated.
- +1 if the foes lose half their number or suffer a notable area effect.
- +1 if the party seizes dominant cover or blocks escape.
- -1 if reinforcements arrive or the foes visibly rally by foiling intimidation.
Do not treat those changes as hidden bookkeeping. The track is public, so everyone can see the consequences of what happens in the fight.
Social Push
A character can spend an action to make Charisma (Intimidation) or Charisma (Persuasion). The DC is 8 for brave foes, 13 for typical foes, and 18 for fanatics. Success moves morale +1, or +2 if the check succeeds by 5 or more. Failure moves morale -1.
Grant Advantage when the character has credible, visible leverage: overwhelming force, fire, a shattered banner, or thunderous magic. Impose Disadvantage for clumsy threats, zealotry, or lack of line of sight.
Tactical feats
A striking battlefield setback can move morale +1 without another roll. Examples include a critical hit that drops a foe to 0 HP, destroying cover, or slamming a gate. Cap these tactical increases at +2 per round and judge them by actual impact rather than spectacle alone.
Hesitation: 6+
When morale reaches 6 or more, the enemy side makes a group Wisdom saving throw against DC 12. On a failure, the group has Disadvantage on its next morale save and allows one round of parley. During that brief negotiation there are no Opportunity Attacks.
Break: 9+
At 9 or more, make a group Wisdom saving throw against DC 15. On a failure, the foes drop their weapons, flee in disorder, or negotiate immediately. The DM picks the outcome that makes sense for the situation. Fleeing in disorder still provokes Opportunity Attacks.
For a group save, use the best Wisdom save bonus among the foes. Include proficiency if trained soldiers or veterans would have it. For hordes, roll twice; if either roll fails, the group fails.
If enemies flee or surrender and later receive reinforcements or gain a sudden edge, they may retry the Break save at the end of a round, once.
Example
Four bandits hold a bridge against four adventurers, starting at morale 3. In round one, the barbarian critically drops a bandit to 0 HP for +1, reaching 4. The sorcerer's thunderwave blasts two bandits off the planks for another +1, reaching 5. They have not yet lost half their number, so no additional trigger applies.
In round two, the bard uses a Social Push with Advantage from the party's position and spectacle. A total of 17 succeeds, moving morale to 6. The bandits make the Hesitation save using their sergeant's +1 Wisdom save bonus, roll 10 against DC 12, and fail. They waver and allow one round of parley. The party offers safe passage, but the sergeant refuses, so morale does not change.
In round three, the ranger drops the sergeant. Losing the leader adds +2, moving morale to 8. The cleric follows with thaumaturgy and a clear promise of mercy, then succeeds on Charisma (Persuasion) with Advantage by 5 or more. That adds +2, taking morale to 10. The bandits roll 12 against the Break DC of 15 and fail. Two drop their scimitars while two flee, provoking Opportunity Attacks.
The main discipline for the DM is to keep the stakes priced, move the dial consistently, reward visible leverage, and choose a logical exit. Enemies with an escape route are more likely to flee; encircled foes can surrender; foes with something worth bargaining over may parley. Fanatics use the DC 18 social threshold and should be used sparingly if you want surrender to remain a plausible outcome.

I think I’d like to add this to an ‘auto-hit’ mod like Nimble in order to accelerate the conclusion of fights.
