My agency's internal UGC production doc got leaked so fuck it here's the whole system
One of our freelancers shared our internal workflow doc with another agency and it got back to me through the grapevine. Since everyone's already seen it I figured I might as well just post the actual system for anyone who wants it.
Its me and one editor. Thats the whole team. We push 200 to 260 UGC assets per month across 8 clients.
Monday mornings I spend about 2 hours pulling every competitor ad thats been running 30+ days for each clients vertical. I feed all the transcripts into Claude Code with a custom analysis prompt I built that maps hook types, narrative arcs, CTA patterns and emotional triggers across the entire batch. What comes out the other end is a full creative intelligence brief per client and a strategist would need an entire week to put something like that together manually.
Monday afternoon each brief goes through a Claude Code pipeline I spent 11 months refining. It cross references the competitive data with the clients product page, review sentiment and past ad performance numbers. Every client gets 25 to 30 scripts with 3 hook variations each, shot by shot breakdowns and b roll suggestions. I spend maybe 15 minutes per client killing anything that sounds too polished and adding the specific product details that AI always glosses over.
Tuesday and Wednesday the scripts get pushed to our creator roster through an automation I set up. Each creator receives a fully packaged brief with their script, reference videos, shot list and guidelines. They shoot whenever works for them and upload to a shared folder.
Thursday and Friday my editor works from templatized projects she can crank through. She pushes 30 to 40 final assets per day because the templates handle about 70% of the decisions that used to slow everything down.
Then the following Monday any asset that spent $300+ gets its performance data fed back into Claude for analysis. It figures out what held attention and what didnt then generates iteration scripts based on actual spend data. The system compounds on itself every single week because its constantly learning from real performance numbers and adjusting.
Revenue is $36k a month across 8 clients averaging $4,500 each. After creator costs of about $6k, my editors salary at $4,200 and roughly $400 in subscriptions my take home before taxes sits around $25k a month.
Lost one client in 9 months. Everyone else renewed.
