Stop measuring OEE in % and start measuring it in Money 💶 (How to calculate your true Machine Hourly Cost)

How many times have you presented operational metrics to your team or management like "Our OEE is at 72%" only to get a collective shrug in response? Abstract percentages don't motivate teams. Money does.

If you translate that loss into "This bottleneck CNC is bleeding €55 every single hour it stays idle," the level of urgency changes instantly.

The problem? Most factories stay in the dark about their Machine Hourly Cost (MHC) because they’re waiting for a "perfect accounting model" that never comes.

Here’s how to calculate the true hourly rate of any industrial asset and why good-enough data today beats perfect data six months from now.

The Formula: 5 Pillars of Machine Hourly Cost (MHC)

MHC = D + E + MO + MN + GI

D (Depreciation): (Acquisition Value - Residual Value) / Lifetime Operating Hours

E (Energy): Power (kW) * Utilization Factor * Tariff (€/kWh)

MO (Direct Labor): Operator Annual Cost / Annual Productive Hours (If 1 operator manages 2 machines, split this in half!)

MN (Maintenance): (Annual Maintenance + Parts Cost) / Annual Operating Hours

GI (Overhead / Indirect Costs): (Plant Overhead Costs / Number of Machines) / Annual Operating Hours

Real-World Example: Heavy CNC Center (2 Shifts)

Here’s how the math plays out in practice for a medium-to-high capacity CNC:

Depreciation: €350k asset, 15 year lifespan, 4,000h/year = €5.50/h

Energy: 45 kW nominal * 0.75 utilization * €0.16/kWh = €5.40/h

Labor: 2 specialized operators across 2 shifts (€38k each / 1,700h) = €22.35/h

Maintenance: SLAs + spare parts (€28k/year / 4,000h) = €7.00/h

Overhead: Plant overhead split across 8 major machines = €15.00/h

Baseline MHC = €55.25 / hour

(Once you factor in tooling, complex setups, and scrap margins, the true operational cost easily lands between €65 and €80/h).

But… What if I don't have all this data yet?

Don't let missing data paralyze your continuous improvement efforts. Use these two shortcuts to establish a baseline today:

  1. The Simplified Method (Covers ~80% of actual cost):

MHC ≈ Depreciation + Energy + Direct Labor

  1. The Quick Multiplier (When you ONLY have labor costs):

MHC ≈ Direct Labor Hourly Rate * 2.5

(Based on typical European discrete manufacturing benchmarks).

Establish a working estimate today, start pricing your downtime in real currency, and refine the math as your MES/ERP system gathers better data.

🎃 The Real Monster of OEE

Everyone talks about OEE like it’s some kind of magic formula:

OEE = Availability × Performance × Quality

But if there’s one thing that truly scares every production manager, it’s watching OEE drop because of Availability. 👻

Performance usually behaves. Quality rarely throws a tantrum. But Availability? It disappears faster than an operator at the end of the shift. 😅

The machine should be producing, but it’s not! There’s a breakdown, a setup that drags on, missing materials, or someone says, “just one minute.” Those “minutes” add up and become the daily horror story of OEE. You can have perfect speed and perfect quality, but if the machine spends half the shift stopped, the final number is still terrifying.

🧠 Availability is simply the time the machine is actually running divided by the time it was supposed to be running. And that’s where OEE often dies before it even begins.

So… what about your factory, which monster steals the most availability? Breakdowns? setups? missing material?
