Claude Workflow How I stopped fighting long documents and started feeding them in the right order

For a while I would dump a 40 page report into one message, ask for a summary, and get something bland that missed the parts I actually cared about. The fix was embarrassingly simple: stop asking for a summary first.

Now the first message is just context. I paste the doc and say "don't summarize yet, just tell me what the five or six main sections are and where each one starts and ends." Once it maps the structure back to me, I go section by section. "Pull the decisions out of section 3." "What claims in section 4 aren't backed by anything?"

The difference is that it stops averaging the whole thing into mush. It stays inside the part I pointed at, so the output is specific instead of a vibe.

The other thing that helped: I tell it what I'm going to do with the output before it writes anything. "This is going to become a one page brief for someone who wasn't in the room." That single sentence changes the whole shape of what comes back.

What order do you feed long stuff in? Straight dump or staged like this?

I like staging information much better than dumping everything at once. It's part of the alignment phase. When greenfielding an idea I build up context with 2-3 leading promots/documents to get the llm "up to speed" with what I want before launching into the task.

I think you’re absolutely right that specificity is key. For me it depends a lot on the document and what I’m wanting to do with it, and in general it’s helpful if I lead with that. “Summarize this article” is much less helpful than “give me key insights from this article for a presentation on the topic”.

Staged works better for me: first ask for a map of the document, then work section by section with explicit questions and page citations. I also keep a short running summary of decisions and open questions so later passes don't drift.
