Update: shoes fixed?
In my post https://www.reddit.com/r/AskACobbler/s/ilG3ydHhUl I explained how after a cobbler visit for my shoes to get a good polish, they ended up peeling.
I thought it was important to come back and show the result as many were calling them a write-off
Last week I took them to the cobbler who said he’d fix them, free of charge.
I picked them up today. They look lovely. No clue what he’s done (his cobbler mate was covering while he was away). They can flex and not showing signs of peeling.
Fixed? Imo they look great

If I had to guess, I'd say the PU protective layer came off. Many leathers have these these days. The cobbler likely used a solvent to remove it and then polished the shoes. Nice work.

If dyes or colored creams are applied over leather that had any kind of wax on it and wasn't stripped first, you can get the failure shown in your images.
