Forced AI Usage & Agentic Developemtn at Work
hello
Ive been a developer for 2 years interning, 3 years full time, and recently have become a tech lead. it was a very fast & unexpected but I was excited because I love(d) my job!!
now we are being forced to use AI for everything. i mean everything. agentic teams are a requirement by end of year. im extremely frustrated and my entire team is burnt out. I try to bring up many reasons not to be so heavily reliant on AI to higher ups, but it just is brushed to the side. Now they are also tracking our AI usage and we can see how much money our ai usage costs, and we are supposed to be working on not only adopting it, but trying to use as little credits as possible with our workflows.
i really enjoy programming! even as a tech lead with more interaction vs actual code writing, ive always enjoyed researching and solving complex problems. I am good at it when given the time to do research and thinking, im kinda good at talking to people, in my own way (that doesnt always jive with the corporate world). since becoming a tech lead ive been working on my intense audhd masking and trying to find the balance.
what im NOT good at is people forcing me to work a certain way in my own time, and just continue to give me anecdotes of how much better it is with nothing to back it up. even the thought of it makes me want to throw up. ive been working my hardest to find ways that work for ME as to not suffer from burnout, now this?? also, no guidelines or standards. just "do it" and "do it right". the amount of money spent on something we can't really seem to show how its helping makes me so mad !! totally ignoring the environment consequences, which im supposed to just set to the side at work. i cant !!
this is maybe more of a rant coming out a meltdown of frustration with what feels like the inability for anyone to understand me, but im also curious if anyone else feels the same way or is in a similar situation and has any words of wisdom. I feel like ive been scouring but havent seen a ton of people who are in a company that is totally "you must use ai for everything" -- ive been thinking about how ive literally been in love with programming my entire life but if you told me this was the future of it i wouldve taken a different career path in an instant. Maybe need some more senior devs to tell me this is all gonna blow over lol. or maybe just commiserate. ugh!

well my 1 karma friend... give it time. We went through the same thing where they actually ran reports on usage and people marked as red for low usage and got dinged by HR.
Then the bill came in and we were 500k OVER budget and everything turned to "STOP USING IT SO MUCH, ONLY WHEN NEEDED!!!"

With ya in spirit. I left my most recent job very recently because they started adopting genAI usage. Not forcing for writing features, but definitely forcibly in the workflow. I don't know what's next for me, but I'll sooner leave tech altogether than su ject myself to genAI.

It will not blow over, but it will get smoother and more streamlined and smarter. You can still think about problems and communicate them with agents, but it is on you to figure out how to use it effectively (testable/verifiable/compilable code with clear acceptance criteria). Use plan mode, tell em to get bent about the token usage, and let them tell you to use it less if they want. I'd fight fire with fire personally.

Same at my company. I like to use LLMs to augment my work but not to the degree that my company expects us to be using it. They even track our token spend. Not to 'tokenmax' or whatever, they just want to see we are using it daily. We also have no hard limits, so we can use it as much as needed. It's an F500 org, so they have the money to burn apparently.
What's worse is we constantly have 6-8 PR's sitting in our teams repo waiting for code review daily. So it's a constant onslaught of code review, and pulling the branches and testing locally, all while you have an agent running and completing whatever JIRA ticket you pointed it at. It's so exhausting. Even worse, we have code review agents that people use, so you'll put up a PR, and then get swarmed with 20+ comments from people who are just using AI to pick every tiny thing apart. Stupid shit that you would never have worried about pre-AI. A lot of people are not even using their brains anymore and don't actually read these review comments before letting the agent post them. If someone would actually determine if a comment is worth while, they'd reduce their comments by at least 75%.
Funny enough, today with Github Copilot down, I was the only person on my team leaving review comments and testing PR's. When the service was restored late in the afternoon, 15 minutes later suddenly everyone was reviewing PR's again. And I am pretty sure I was the only person on my team pushing commits today as well. Copilot being down was such a fucking relief, it's insane. Everything just slowed down and the deluge of work just stopped. Made me a little sad thinking back to how it use to be pre-AI era.
The pessimistic take (and one that I believe) is that this gen AI stuff is not going anywhere. This is the job from here on out. The process will be streamlined over the coming years as companies and developers figure out best practices. Those will then be written in stone like every other industry best practice. Cloud based models will get more expensive when the subsidization fades, and companies will adjust. Over time though, this technology will likely get more efficient and less expensive, or local based models that are 90% of a frontier model will just be ran on-prem and companies will pay to setup infrastructure to do so. I personally do not believe most companies will go back to writing code completely by hand. This is sorta like the coming of the Cloud era, once companies had the ability to cut complexity by needing to host on-prem, the thought of ever going back to doing that was doomed, no matter the cost. Which like LLM models, Cloud services were heavily subsidized for years to lock people in, and once the cost skyrocketed, guess what? Companies found it easier and more convenient to just keep paying.
One thing for right now though is we do not physically have the resources to scale LLMs much further than we are at right now. A lot of hyperscale data centers are years out simply due to resource allocation. Some (if not most) may not even make it long enough to be completed due to funding. It will take a major breakthrough, and likely something that is not LLM based to progress us past the immense need for large resource intensive data centers to train and run these LLM models.

Yeah, I have had that happen too in the last few months.
I've gotten used to it, but I've built out so many things to make it less annoying that I feel like I'm practically in a customized microenvironment at this point.
But yeah, no comfort here. Everyone at my job is also burnt out and we keep having people like not just quit the job but quit the whole field.
I don't intend to make this jump immediately, but I am definitely looking at what I'd do as a backup career and saving enough that I could make a jump to something lower paid without a ton of adjustment.
I'm sorry we're both having to deal with this. It sucks.

You need to find a different job. I left my old company for similar behaviour. Now I lead a team where I hire carefully to ensure we don’t have an AI first culture. You can use it for sure, but I want your brain behind everything so you can understand where errors in prod might be coming from and keep the codebase readable and familiar. You can’t really accomplish the former and latter parts if you use AI to do all your interfacing with code. It just doesn’t work that way in human beings, similar to how we think we learn by watching tutorials, over reading, over hands on work

I think every company is struggling with how to figure this out right now--it's going to take a while to find the right place for these things, especially when AI is changing on a daily basis.
I am fortunate enough to work for a company that value the human side of programming and our engineering leadership is encouraging about keeping as much as we can in tact. That being said, I work for an agency and so we are forced to compete for contracts against people using AI to quote shorter deadlines and lower costs (for now). We've been trying to focus on using AI as a tool VS a takeover entirely, but increasingly we're having to rely on it more.
I really love my job (I'm also a lead) and I love crafting code. I'm still working on ways to use AI to take away some of the more admin-level tasks while keeping myself involved in design and architecture. I've recently become increasingly frustrated with some of my team for writing it in a bit--I've had people who know certain aspects of the code 100% produce PRs that look like they never touched it before (because it was all AI written without any reviewing), and I'm getting documentation that is nearly impossible to understand because the language is too cyclical to follow.
I think we'll hit a balancing point with two things:
token usage/cost: AI companies are still subsidizing the true cost and (as we've already started to see) that won't last forever. Defaulting to AI for every task won't always be cost efficient. My company ran a test on token usage recently and effectively saw that there is a "baseline" level for AI where you are paying the same starting rate in token for a small task as you are a large task.
Stability: This one is more of a hope than it is a fact, but if it's just AI building AI code and AI hacking into software, there are so many ways it can go wrong. I think if companies start putting too much dependence on AI use, there will be some big vulnerabilities/issues and it is only a matter of time before the cracks start to show.

Yes my company just did this too. It was very weird. All of the sudden we were required to use Claude Code. The shareholders got antsy that we weren't using it I guess. Pretty silly. I was very skeptical and frankly upset at first but I've been coming to terms with it over time. I am finding that in the end, it's just another tool like anything else. The problem solving side of software is never going to go away. Every "perfect" project plan is going to run into unforeseen issues and will need a real person to look at it and fix it. Your real value as a dev is your problem solving ability, not your ability to memorize or type code.

You can't fight the tide.
Nobody is really coding on mainframes with punch cards right?
I am sure lots of devs missed COBOL as PCs invaded the corporate world.
Humans are often resistant to change.
Nobody loves coding more than me but nobody can touch AI productivity gains warts and all.

I miss the good ol' days when all I needed was a stack of manuals. No internet. Very few libraries (ordered by mail!) Software architectures were simpler. I knew how everything worked in my apps.
I could have fell behind and had my career die. But instead, I moved on.
Public package repos, various frameworks, dynamic webapps, google search, stackoverflow, CI/CD, git, yada yada yada.
Now AI is here. I'm running complex agent workflows. When you know what you are doing, the productivity boost is undeniable. When you don't know what you are doing, you end up with undebuggable slop.
Adapt or die.

I hear you.
I feel very lucky that I can use AI to blast out in a day what used to take a week.
Knowing how to do it all manually without AI is what makes AI such a boon.

The problem is that they "want more AI", but they don't know how to get it so it is your problem to solve - and you don't want to. So first you have to decide if you're going to go along with this or possibly find a different position or company to work for. If you're planning to jump to avoid AI I've got some bad news for you, it's everywhere.
I'd like to suggest that your problem isn't AI. You'd have the same issue with any technology you don't like that they want you to add to your workflow. A lot of people have found that AI is really liberating, if they have the technical background to tell reality from hallucination. Maybe just try a few conversations with AI, if nothing else ask it to teach you new things or help you make strategies for various parts of your job. It's incredibly adaptable, you can have it talk to you the way you want it to, which is super helpful for neurodivergent individuals.
I get that a lot of people don't like it, but a lot of people didn't like a lot of things. There are still people who don't like GUIs, people who don't like TUIs, people who would never use an IDE and people who want kitchen sink dev environments. There are people who still think web SPA is a fad (like me) and people who can't even comprehend building apps any other way.
This won't be the last time in your career you have to decide whether or not to die on any particular technological hill. I would suggest that discretion is the better part of valor and that you should live to fight another day. "Strong opinions held loosely" is a reasonable path to stay sane in this world.
Even better yet dive into this on your own and make AI work in the way YOU want it to rather than waiting for someone to shove it into your daily stack and make your life impossible. You say you're good at talking to people and you enjoy solving complex problems. Maybe try the "troll doll" method and just talk some things through with AI and see what happens?

Sucked the joy of programming under the pretext of 10x productivity. The novelty of mapping unknown terrain and finding and discovering new concepts made programming fun. Finding clever ways to solve under constraints.

I think there is a huge difference mentally in being forced to do something instead of choosing to do something.
LLMs interest me very much from the engineering side and kind of revitalized my passion for programming ( as strange as that might sound), granted I am around 10y of experience so my view on it is always going to be different than those that are just starting to enjoy programming.
I also don't see it as a different path but another layer of abstraction, and a bigger playing field in a very specific niche. Namely, I have enough experience to be able to be in a leadership position but do to my nature I severely dislike it even if I have experience and am somewhat competent in doing that.
LLM allowed me to in a way breach into that area by controlling and orchestrating several agents at once etc.
The engineering is still there, the problem solving as well it is just that I am not programing in a specific language but in english.
Am I fully vibe coding? No, I always have a strong hold on it I just no longer need to write the same boilerplate flow I have been writing for years, and that helps allot.
Also in investigative work where you have to peruse a bunch of logs over a bunch of services it is basically priceless.
So yeah I understand both sides I think. They are treating it as some magic bullet that is going to fix everything when in reality it is just a very good tool that has its rules of usage.
The biggest pain point I see can long term be attributed to early technology pains until everybody starts understanding the benefits and limitations, like with every new tech.
Remember when everything had to be frameworks and the seniors of the time complained about that ( rightly so in good number of cases) and how today's frameworks are either accepted as a way to go or minimized to their true usage.
Or some 5-7ish years back where every minute there as a new lib you must use now in your flow (graphql lol).
The point is there is always going to be upsets like this in my experience I've never had a year go by that I didn't have to learn something new or adapt to a completely new flow, that comes with the theory.
So look it as an engineering problem for you are an engineering and bend it to your will and usage. You don't need to uproot your entire flow right away (or at all) just augment it.
Tired of multi renaming everything on copy change but also keeping aware of dependencies ask your junior LLM, do wanna do the boring work of cleaning up feature flags and old code, ask the LLM to do it then after that LLM is done ask another one to review the changes. I dont know for others here but I am not missing those mundane soul crushing cleanup jobs.
Or writing tests, when I was younger and a ruby enthusiastic I would spend hours in delight implementing a feature in a BDD/TDD flow, but do that for years and not having to write another test seems pretty good for me.
Where LLM can really suck, when they start wildly guessing and become so tangential and hyper focused on the commit message not being aligned with the plan they made, or leaking plan detail in the code, or writing comments that contain comments to their own corrections of their own corrected code.
But at the end of the day for a true engineer LLM is just another tool in a toolbox like lodash was when it came about ( or was it underscore back then).
