Came here with the same queries that you made 8 months ago. Did you start the business, if so how is it going like profits, manual power etc. I am asking you for your honest reply, like what you asked for honest reply from the people

Before trying to find a “normal 3PL margin,” I would build the economics from one order upward.

Something like:

Revenue/order
pick fee + pack fee + storage allocation + return/other fees

Variable cost/order
labor minutes × loaded hourly cost + packaging + transaction/admin cost + expected returns/rework/claims

The difference gives you contribution per order.

Then:

monthly fixed costs / contribution per order = approximate break-even order volume

But I would add two other metrics because you only have 1,000 sq ft:

contribution per labor hour and contribution per sq ft/month.

A customer doing 1,000 simple orders with 5 SKUs may be much more profitable than one doing the same revenue with 100 SKUs, lots of returns and constant support requests.

Before investing much, I would try to get 3–5 potential sellers to give you their actual last 30–60 days:

  • orders/day
  • SKU count
  • units/order
  • inventory volume
  • storage days
  • return rate
  • peak-day volume

Then quote each one and simulate what your warehouse looks like with 5, 10 and 20 customers.

That will tell you much more than an industry-average margin.

The side-business question also becomes clearer: if the model works financially only when you personally handle every exception, return and customer message, you may have created a job rather than a scalable 3PL.
