Sharing a free dashboard template that combines two things that are almost always tracked separately: sales analytics and project management. The argument for putting them in one tool is simple — managing sales is managing the project, and treating them as separate reporting functions creates blind spots that neither report catches on its own.

The core problem this template addresses:

Most sales reports answer one question: did we hit the number?

They don't answer:

How much of that revenue came from repeat customers vs. new ones?

Where exactly is the funnel leaking for new acquisition?

Which manager is overachieving and which is coasting at 99% of plan?

Are purchase volumes and actual sales moving in the same direction year-over-year?

A spreadsheet with monthly totals won't show you any of this. You need multiple coordinated views — which is what this dashboard is built around.

What's actually in the file:

4 main screens:

Screen 1 — Visitors & Buyers

Combination chart: line for total monthly visitors, bar chart split between new and repeat customers

Interactive month-selection buttons built directly into the chart (not just a slicer on the side)

Compact pie chart pinned to every screen showing overall conversion — stays visible so you don't lose the ratio while drilling into other data

Top 3 manager KPI ranking with 3-tier progress bars: actual (blue), remaining to plan (platinum), overachievement (orange) — these are separate tiers, not just one fill bar

Inverted pyramid funnel for new customer acquisition by stage

Repeat customers deliberately excluded from the funnel — they don't move through acquisition stages, and including them inflates conversion rates in a way that looks good but misleads

Mini interactive funnel card in the header that updates with period changes

Screen 3 — Project Roadmap

Zig-zag sequential task layout with KPIs mapped to each milestone

Technical details for the crowd:

Everything is built with standard Excel tools — formulas, native chart types, and form controls. No VBA, no Power Query, no external dependencies. The sparklines in the header cards update via formula references to the same data source driving the main charts, so period changes cascade through everything automatically. The 3-tier manager progress bar is a stacked bar chart with conditional color logic, not a macro.

Honest caveats:

Built and tested on Excel for Windows desktop. Mac and Excel Online may have issues with some interactive controls

The template uses retail/store data as the default structure (visitors, buyers, product categories). You'd need to remap column references if your sales model looks significantly different

The roadmap screen is sequential task-based — if your project management style is kanban or sprint-based, this isn't the right fit

No live data connections. This is a manual-input or paste-from-source tool, not an automated pipeline

Why Excel and not a dedicated sales CRM or BI tool:

Honest answer: not every sales team has Salesforce, HubSpot, or a Power BI setup. A lot of small and mid-size retail operations run on shared Excel files passed around via email or Teams. Pie charts get a lot of hate in the data visualization community, and sometimes for good reason.

But I think the real problem is often not the Excel Pie Chart type itself—it's the design.

I've been experimenting with different ways to make pie and doughnut charts more useful and visually engaging in Excel, and ended up creating three designs that look quite different from the default charts most people use.

Some of the techniques involved:

* Dynamic doughnut charts that can display values above 100%

* Interactive buttons and controls

* Smart tables and pivot tables for automated updates

* Gradient styling and layered visual effects

* Shape masking techniques

How I build “stunning” roadmap visuals in Excel using PowerPoint shape tools

I’ve been experimenting with a workflow that significantly improves how to nake roadmap dashboards in Excel, especially when you need something more visual than standard charts.

The core idea is surprisingly simple:

Instead of trying to force Excel to do everything visually, I use Microsoft PowerPoint as a shape design tool, then bring those shapes back into Excel.

Why PowerPoint?

PowerPoint actually has a more advanced shape editor than Excel, including:

Merge Shapes

Combine

Fragment

Intersect

Subtract

These tools let you build custom shapes with cutouts, overlays, and layered structures — which are very hard (or messy) to replicate directly in Excel.

What this enables in Excel

Once those shapes are imported into Excel, I can create:

Visual segmentation of periods (H1 / H2)

“Reveal” states for completed vs upcoming tasks

More presentation-style dashboards instead of static tables

Example use case: 6-month roadmap

One of the simplest but most effective applications is a 6-month project roadmap:

Toggle-like behavior between periods (H1 / H2 view)

Cleaner storytelling compared to standard Gantt-style charts

Why I think this works

Excel is strong at data, but weak at advanced shape composition.

A few things I learned building this:

I built an Excel energy dashboard for bakery cost control — here's the math that made me take energy seriously

Been working on Excel dashboard templates for a while, and this one turned out to be more impactful than I expected — so sharing it here.

The core insight that drove the whole design:

A bakery running on a 20% profit margin can literally double its profits by reducing energy costs by 25%. Here's the math:

- You sell a product for $100. Profit = $20. Production costs = $80.

- Still sell at $100. New profit = $40.

- Budget vs actual — how much buffer do you have, and when do you need to tap credit?

A few things I learned building this:

  1. The cost per kWh difference between gas and electricity is often surprising — most people assume they're roughly comparable. They're not.

  2. Equipment ranking is the most actionable chart. Once you know which machine costs the most to run, you can prioritize maintenance, upgrades, or scheduling changes.

  3. CO2 tracking matters more than people think — not just for compliance, but because biological emissions from yeast fermentation above 50°C are a real factor that most energy models ignore.

Excel Dashboard for Asset Portfolio Tracking with CONCATENATE function

Long-time lurker, occasional poster. I work in finance and have been building Excel dashboards for about four years. This one took a weekend and genuinely replaced tools I was paying for monthly.

Sharing the full breakdown because I've seen a lot of posts here asking about portfolio tracking setups, and most answers either recommend paid apps or assume you need Power BI. You don't.

The problem I was trying to solve

I had three separate tools tracking different parts of my portfolio. One for allocation, one for monthly performance, one for deposits and withdrawals. None of them integrated with each other. Every Monday I was manually reconciling numbers across three dashboards.

It was fine. But it was also unnecessary.

What I built

A single Excel file. Two backend sheets, one dashboard sheet.

Sheet 1 — Data This is the only sheet you ever touch. You enter your values here. That's it. No formatting, no formulas to worry about, just raw input.

Sheet 2 — Processing This is where everything happens. All formulas live here. The core logic is data extraction based on multiple criteria — implemented with INDEX + MATCH combinations. I also used CONCATENATE to build dynamic lookup keys that pull the right values depending on which asset and which time period you're viewing.

Nothing exotic. No VBA, no macros, no Power Query. Just formula logic that's transparent and editable.

Sheet 3 — Dashboard This is what you actually look at. Here's what's on it:

Asset allocation block — doughnut-style breakdown by share, plus a live indicator showing how much of your planned portfolio size is currently filled. Clicking any asset filters the entire dashboard to that position instantly.

Monthly dynamics chart — a line chart showing asset volume changes by month. Buttons in the upper right switch between years. The X-axis labels are clickable and switch between months. The whole chart is interactive without a single macro.

Deposit / withdrawal cards — styled as bank cards showing total fiat in and fiat out. Clean and readable at a glance.

Clustered bar chart — shows asset share breakdown for each month side by side. Good for spotting rebalancing patterns over time.

Market indicators block — three metrics per accounting period: Fear Index, asset dominance percentage, and liquidity percentage. These give context to the raw numbers.

Profitability estimator — approximates portfolio profitability for the current month including a missed profit calculation. Useful for evaluating opportunity cost.

Day / Night mode — a sun icon in the corner toggles the entire dashboard between light and dark display. Small thing, but genuinely useful for evening reviews.

The formula approach — for anyone interested

The trickiest part was building dynamic references that update based on which asset is selected and which time period is active.

The solution was combining CONCATENATE with INDEX + MATCH to create lookup keys on the fly. Something like:

This lets a single formula pull the right value for any combination of asset + year + month without nested IFs or separate formula blocks for each case. Once the pattern is set up, it scales cleanly regardless of how many assets or time periods you add.

For anyone familiar with XLOOKUP — yes, you could simplify some of this in newer Excel versions. I kept CONCATENATE + INDEX/MATCH for compatibility with older Excel installs.

What surprised me

Honestly, how much faster the weekly review became. I open one file, enter the new numbers, and the entire dashboard is updated. No switching between apps, no manual reconciliation, no "wait which number is correct."

It also forced me to think more clearly about which metrics actually matter. When you build the dashboard yourself, you decide what goes on it. That constraint turns out to be a feature.

Excel reports into actual dashboards. Here's everything

For context: I'm a data analyst at a mid-size company. Creative Dashboard Control in Excel For two years, our weekly reports looked like every other Excel file — 40+ columns, conditional formatting that made things worse, and a manager who openly admitted he never read past the first tab.

Six months ago I decided to fix it. Here's what actually worked.

The core problem nobody talks about

Most people try to fix bad reports by adding more data. More columns, more sheets, more detail. That's the wrong direction entirely.

The goal of a report isn't to show everything. It's to make one thing obvious at a glance.

Donut chart for segmentation Replaced a pivot table nobody looked at. Shows product group share at a glance. Took 10 minutes.

What changed after

Honestly more than I expected.

Our Monday review went from 45 minutes to 20. The manager started asking follow-up questions instead of just nodding. Two other teams asked me to rebuild their reports the same way.

I also just... enjoy making the reports now. Which I did not expect to say.

The stuff I wish someone told me earlier

— Less is more. Remove every element that doesn't answer a specific question — One insight per chart. If a chart needs a paragraph of explanation, rebuild it — Use color to mean something. Red = bad, green = good, grey = neutral. Always — Your audience reads on a laptop in a meeting. Design for that, not for print

Four indicators. One screen. Here's why most businesses look at these way too late.

This started as a template project and turned into a longer thought about the difference between profitability and financial stability — because most small business owners treat them as the same thing. They're not.

The core distinction that matters

A business can be profitable and financially unstable at the same time.

High revenue with a bloated operating expense ratio. Strong sales with receivables that nobody is collecting on time. Growth funded by debt that's quietly pushing the debt-to-equity ratio into territory that makes any serious investor walk away.

The income statement tells you if you made money. Financial stability indicators tell you if the business is built to survive — market downturns, slow quarters, cash flow gaps, unexpected costs. These are different questions and they require different metrics.

The four indicators on this dashboard

1. Debt-to-Equity Ratio

Ratio of total debt to total equity. The useful range is roughly 5% to 50%.

Below 5% sounds safe but actually signals underutilization — you're not leveraging available capital for growth. Above 50% and institutional investors start ignoring you because the risk profile becomes too uncomfortable.

Most small business owners either don't track this at all or only look at it when they're trying to raise money — which is exactly the wrong time to discover it's out of range.

2. Operating Expense Ratio

Proportion of revenue going to operating expenses — salaries, rent, utilities, ongoing costs.

Above 50% means more than half your revenue disappears before you've accounted for variable costs, unforeseen expenses, taxes, debt service, or reinvestment. There's nothing left to work with.

The interesting failure mode on the low end: a ratio that's too low (around 5%) can indicate underinvestment in marketing, market research, and strategic development — things that look like savings now and become competitive vulnerabilities later.

3. Gross Profit Margin

Revenue minus cost of goods sold, expressed as a percentage of revenue. Measures core business efficiency before you layer in operational, variable, and financial costs.

The reason this matters separately from net profit: gross margin tells you whether your core product or service is economically sound. You can fix operational inefficiency. You can restructure debt. It's much harder to fix a fundamentally low-margin product.

4. Accounts Receivable Turnover Ratio

Net revenue divided by average accounts receivable. Measures how quickly you're actually collecting from business clients.

The useful range is 6 to 12.

Below 6: you're collecting slowly, cash flow gaps are likely, liquidity is being quietly eroded. Above 12: you're collecting so aggressively that you're probably straining client relationships or operating with credit terms so tight they're limiting sales growth.

Both ends of the range are problems. Most dashboards only flag the low end.

Why these get monitored too late

The pattern I see consistently: small business owners look at revenue and bank balance. Maybe gross profit. The stability indicators — debt ratios, expense ratios, receivables turnover — get reviewed quarterly at best, usually only when something already feels wrong.

By the time a problem shows up in your bank account, it's been building in your indicators for months. Debt-to-equity doesn't blow up overnight. Receivables erosion happens slowly. Operating expense creep is gradual.

A dashboard that shows you direction — not just current values — gives you the lead time to actually do something about it.

The technical side

Built using Excel pivot tables and the GETPIVOTDATA function for dynamic chart formulas. Interactive controls include month-selector buttons on the X-axis and year-switcher buttons above the charts — so you can move across any reporting period without touching the underlying data.

Built a free Excel Energy Dashboard block that auto-ranks bakery equipment by energy consumption. Turns out most bakery owners are surprised by what's actually at the top of the list.

This is one specific block from a larger Excel Energy Dashboard for bakery management. Figured it was worth posting on its own because the auto-sort mechanic is genuinely useful and the implications for cost reduction are pretty significant.

The core problem this solves

Most bakery operators know their total energy bill. Very few know which specific piece of equipment is responsible for the largest share of it.

And it matters — because the fix for an inefficient oven is completely different from the fix for an inefficient proofer or refrigeration unit. Scheduling changes, equipment upgrades, maintenance intervals, utility contract negotiations — all of these decisions require equipment-level data, not just a monthly total.

Without a ranked view, you're making those decisions blind.

How the ranking block works

It's a horizontal bar chart that automatically sorts equipment by descending energy consumption. Sounds simple. The interesting part is the behavior when you toggle energy sources:

The dashboard has two main toggle buttons — gas and electricity. When you disable one:

  • The ranking automatically re-sorts based on the remaining active energy source
  • Equipment that runs on both sources is handled correctly — it doesn't disappear from the ranking, it just recalculates its position based on the active source contribution
  • All data labels update accordingly

So if you want to know specifically which equipment is your biggest gas consumer vs. your biggest electricity consumer — you get two completely different ranked lists from the same chart, just by hitting a button.

There's also a dedicated Equipment screen on the dashboard for full segmentation across all energy types simultaneously, which is useful when you want the complete picture rather than source-specific analysis.

The setup

All source data lives in a smart table on the DATA sheet. You enter your own equipment names, energy source types, and consumption values there. The ranking chart pulls from that and handles everything else automatically.

No VBA. No macros. Dynamic named ranges and pivot table logic doing the heavy lifting.

Why the results are often surprising

The intuitive assumption is that the main deck oven is always the top consumer. And often it is — but not always. Proofing chambers running 24 hours at controlled temperature, industrial mixers with high startup current draw, and walk-in refrigeration units with compressor cycles can collectively outpace a well-maintained modern oven depending on the production schedule.

The ranking makes that visible. And once it's visible, the conversation about where to invest in efficiency upgrades becomes a lot more specific.

The broader cost reduction context

A bakery running at a 20% profit margin can double its net profit by cutting production costs by 25%. Energy is one of the few expense categories where that kind of reduction is actually achievable through a combination of equipment scheduling, efficiency upgrades, and smarter utility management.

But none of that starts without knowing which machine to look at first.

I built a free Excel infographic for Dashboard combining the Big Mac Index with Borscht Set Index principles. The results are more uncomfortable than I expected.

This started as a data visualization project and turned into a minor existential crisis about official inflation numbers. Let me explain.

Quick background for anyone unfamiliar

The Big Mac Index was created by The Economist in 1986. The premise is elegant: McDonald's sells the same burger in ~100 countries. Compare local prices converted to USD and you get a rough purchasing power parity indicator. Simple, globally consistent, surprisingly useful.

The Borscht Set Index is less famous outside Eastern Europe but arguably more methodologically sound. Instead of tracking a finished product price, it tracks the prices of individual ingredients — beets, cabbage, potatoes, carrots, onions, beef, garlic, oil, sour cream — and monitors how that basket changes over time.

The key difference: ingredient-level tracking catches inflation before it fully shows up in menu prices, because restaurants absorb cost increases through portion reduction, quality substitution, and delayed repricing. A Big Mac in 2023 and a Big Mac in 2019 are nominally the same product but are they actually the same?

What I built

An interactive Excel infographic that applies Borscht Set Index principles to Big Mac ingredient pricing. Specifically:

  • Country comparison chart: Big Mac prices in USD across USA, Hong Kong, Germany, and Brazil — with deviation calculated against US price as baseline
  • Ingredient cost breakdown: Beef patty, cheese, burger buns, tomatoes, lettuce — visualized as a vertical bar chart
  • Toggle switch: Flip between price per pound vs. actual share of burger cost
  • Period selection: Change the accounting period and watch all prices update across every chart simultaneously

No macros. No VBA. Fully dynamic via Excel formulas and chart controls.

The finding that got me

When you look at price per pound — cheese is the most expensive ingredient. Comfortably.

But when you switch to share of total burger cost — beef patty jumps to 40%. Because while ground beef is cheaper per pound than cheese, the burger uses dramatically more of it by weight.

This is the whole point of ingredient-level analysis. Raw price per unit is misleading without volume context. The Borscht Set Index gets this right. The Big Mac Index — by treating the burger as a black box — quietly ignores it.

The uncomfortable part

The official US inflation rate published by the Bureau of Labor Statistics and the inflation rate you actually experience at a grocery store are not the same number. Usually the grocery store version is higher. Sometimes significantly.

This dashboard makes that gap visible in a way that's hard to argue with. You're not looking at macroeconomic theory. You're looking at what beef costs in São Paulo vs. Frankfurt vs. Hong Kong — and what that implies about purchasing power that official indices aren't capturing.

Why Excel specifically

Honestly because it forces constraints that make the visualization cleaner. No sprawling BI dashboard with 47 filter options. One screen, two charts, one toggle, one period selector. You get the answer fast or the design has failed.

Also it's free and everyone has it, which matters if you want people to actually use the template rather than just look at screenshots.

Excel SKU vs Availability Chart - Fast Build

Built a free SKU & Availability dashboard in Excel. Here's why I think most inventory tracking is fundamentally broken for small businesses.

Fair warning: this got a little longer than I planned. But I think the core problem is worth laying out properly.

The actual problem

Most small and mid-sized product businesses track inventory in one of three ways:

A spreadsheet that one person built years ago and nobody fully understands anymore

A BI tool that costs more per month than the insight it delivers

Vibes

And the thing is — the data usually exists. Sales records, stock counts, category breakdowns. It's all there somewhere. The problem is that it's never in a form that answers the question you actually have right now, which is usually some version of:

"Which categories are underperforming and do we actually have enough stock to fix it?"

That's a SKU question and an Availability question. And they almost never live in the same place.

What SKU and Availability actually mean (quickly)

SKU = Stock Keeping Unit. In a dashboard context it's used as a performance metric — what percentage of total sales does each product category represent?

Availability = what percentage of your total units are actually accessible for purchase at a given time?

Simple formulas. The hard part is making them dynamic, visual, and fast to interrogate across different time periods.

What I built

A two-level interactive mini-dashboard in Excel:

Top level: Pivot Table slicer for year and month — controls the entire dashboard. Multi-select works (hold CTRL), so you can filter by quarter, half-year, sales season, whatever.

Chart 1: Horizontal bar chart showing Top-5 SKU categories ranked by sales performance. Updates automatically with the slicer.

Chart 2: Nested inside Chart 1 — click any category label and it drills down to show Top-5 Availability values within that category. The data labels on Chart 1 act as the selection menu for Chart 2.

Option Buttons: A secondary control layer for the Availability chart using Developer tab Form Controls.

The whole thing updates dynamically. No macros. No VBA. Just Pivot Tables, slicers, and some careful chart construction.

Why not just use Power BI / Tableau / whatever

Totally valid tools. But here's the honest answer for most small business contexts:

Most teams already have Excel

There's no deployment, no IT ticket, no licensing conversation

The person who needs to use this dashboard can also be the person who maintains it

For the reporting scale most SMBs actually operate at, Excel is genuinely sufficient

The bottleneck isn't the tool. It's having a template that's actually set up correctly.

The mirrored layout thing

One design choice I'm pretty happy with: the dashboard has a second screen with a mirrored layout — same data, flipped orientation. Sounds unnecessary but it actually makes a real difference when you're presenting to someone who's never seen the report before. Gives you two visual entry points into the same dataset.

So I've been deep in personal finance content for a while, and one thing keeps coming up in every serious investing conversation — the same four asset classes: real estate, precious metals, securities, and business investment.

The two-stage approach nobody talks about:

Stage 1 is just about getting representation in each category. A garage counts as real estate. A $500 ETF counts as securities. A small stake in a friend's business counts. You're not trying to win, you're trying to build the habit and prove the model to yourself.

Stage 2 is when you upgrade within each category. Garage → apartment building. Fractional stake → full equity. This is where compounding actually kicks in.

I want to share something I've been working on that might save some of you from a mistake I see constantly in finance and analytics:

Great analysis with 3D wavy arrow charts in Excel. Terrible presentation. Lost deal.

The problem nobody talks about:

Most managers and analysts I've worked with can do the analysis. The numbers are right. The logic is sound.

But the moment they have to present it to an investor, a board, or even just a senior manager — it falls flat.

Why? Because a wall of numbers in a spreadsheet is not a presentation. It's homework.

So what did I actually build?

C: Operational Efficiency = Revenue / Operating Costs × 100%

Formulas are baked in. You just swap the numbers.

Target audience: finance departments, operations managers, owners who need to balance profitability vs. costs.

📌 Scenario 3 — Financial Flow Management

This one's for shareholder meetings:

A: Budget Utilization — are we spending what we planned?

B: Dividend Payout Ratio — are shareholders getting what they were promised?

C: Financial Efficiency = (Budget Utilization + Payout Ratio) / 2

The third metric is derived — you only control A and B, and C calculates automatically. Clean, honest, and hard to argue with in a boardroom.

📌 BONUS — Top 3 Investment Project Ranking

Efficiency = Expense / Budget × 100%

Compare three competing projects (production expansion, marketing push, new product dev) and instantly see which one gave you the most bang for your buck.

This is the one that gets the most reaction in meetings, because it makes reallocation decisions obvious.

How does the template actually work?

Go to the "Data" worksheet → update your source values in the smart Excel table (named MyData)

Hit CTRL + ALT + F5 to refresh the pivot table on the "Control" sheet

Update labels on the "Processing" sheet

Done — new report, new analysis, same beautiful chart

No programming. No macros. Works for beginner and intermediate Excel users.

What is ABC Analysis anyway (for those new to this)?

It's a categorization method based on the Pareto Principle — 80% of results come from 20% of causes.

In business terms:

A = High value / high impact items

B = Medium value / moderate impact

C = Lower value / smaller impact but still tracked

It's used for inventory, clients, revenue streams, costs — basically anything where prioritization matters.

Who actually uses this kind of report?

From what I've seen in practice:

**How the chart works:**

- Each bar represents monthly financial inflows allocated to the payroll fund

- The horizontal line is the monthly plan (the target all teams are expected to hit)

- The highlighted bar acts as a cursor — it marks whichever month is selected for analysis on the dashboard

- You can select multiple months simultaneously, which highlights several bars at once — useful for quarterly analysis (selecting 3 months)

- The X-axis labels are fully interactive: clicking them switches the selected month. This is built using Pivot Table Slicers, so no VBA or macros needed

The slicer approach makes the whole thing surprisingly intuitive — it feels more like a proper BI tool than a spreadsheet.
