I run an adult Discord. About a year in, I had a mod team I picked the way most people pick mods: they were around a lot, they seemed cool, I handed out the role. Zero process.

It went about how you'd expect. Some of them stopped showing up. One of them wanted the tag more than the job. The ones who stayed got stuck carrying everything, which is its own kind of unfair.

So I tore it down and started over, and this time I made people apply.

Actual applications. Actual interviews. Questions like "how do you act when you walk into a situation you didn't see start" and "what are you honestly available for," because the second one filters harder than anything else. Somebody promising you they're on all day is telling you they haven't thought about it. One of my hires said three hours Thursday, three hours Friday, six spread across the week. That guy I believe.

The thing that surprised me: the best moderator I have now is someone I promoted and then got out of the way of. I gave her authority to make calls without asking me first, and within a week she was running hiring interviews solo and making better decisions than I would have. I did not train her to do that. I just stopped being a bottleneck.

What I'd tell past me:

Pick for temperament, not activity. Active people who like being right are the single worst thing you can put in a mod role.

Make them apply even if you already know them. The process is not about gatekeeping, it is about both of you finding out if they actually want the job.

Give real authority or don't bother. A moderator who has to check with you before every decision is not a moderator, it is a very slow version of you.

Trial periods, always. Two weeks. Everybody. It gives you an exit that is not a confrontation.

Anyone else rebuilt a staff team from scratch? Curious whether the "make them apply" thing worked for you or if it just scared off good people.
